Summary

Adds a way to run an opencodex hub on Cloudflare: deploy/cloudflare/, a Wrangler package that runs the unchanged root Dockerfile image as a Cloudflare Container behind a Worker. No src/ file changes.

client ──HTTPS──▶ Worker ──▶ OpencodexHub (Durable Object) ──▶ container: supervisor ─▶ ocx :10100
                                   │ lease │ snapshots
                                   └──────────────── R2 bucket ◀────────┘
  • State survives sleep and rollouts. A container's disk is wiped whenever it sleeps or a new version rolls out. docker/cloudflare-supervisor.ts (the container entrypoint) restores ~/.opencodex and ~/.codex from R2 before starting ocx. It uploads a snapshot every 30 s when something changed, and a final one on SIGTERM.
    • SQLite databases are copied with VACUUM INTO. Lock databases and the generated admin-api-token are left out.
    • The container reaches R2 only through an outboundByHost handler in the Worker, so it never holds R2 credentials.
  • One writer at a time. A lease in the Durable Object keeps a single writer; it is renew-only, so a released or reassigned lease can't be taken back by a late heartbeat. Each upload gets its own key, so a fenced container can't overwrite or delete newer state. A regression test drives that race.
  • The Worker is not a second auth authority. ocx still checks every credential. The Worker only:
    • answers 401 unless the request presents the data token (compared in constant time as SHA-256 digests, in every form ocx accepts: x-opencodex-api-key, Authorization: Bearer, x-api-key, and the opencodex-key. WebSocket subprotocol), so a wrong or empty key never wakes the billed container. Hubs that issue extra client keys through config.apiKeys, which the Worker can't see, can opt out with OCX_EDGE_KEY_CHECK=presence;
    • removes cf-container-target-port and always reaches the container on port 10100, so a caller can't choose another listener;
    • answers 404 for /api/* unless the operator opts in with their own OPENCODEX_ADMIN_AUTH_TOKEN (otherwise ocx generates one and it would sit in R2);
    • answers OPTIONS itself without CORS, so an unauthenticated preflight cannot wake the container either;
    • restarts the container when a secret it receives changes, so a rotated data token is revoked. This is verified on a production account; see Verification.
  • Recovery answers fast. While restoring or saving, the supervisor answers 503 with Retry-After. Without that, @cloudflare/containers 0.3.7 counts readiness in tries rather than time, and requests hung for minutes during a crash recovery.
  • Recovery: setting OCX_DISCARD_SAVED_STATE to a new value stops the container, discards the saved state and lets the next boot seed from OCX_BOOTSTRAP_CONFIG_JSON. Each value is honored once. This is the way out of a saved state that can't start, such as a deleted snapshot object or an unreachable config. The bootstrap seed fills in 0.0.0.0:10100 when absent and refuses other values, because ocx defaults to 127.0.0.1, which the Worker can't reach. A boot that takes the lease also sweeps orphaned snapshot objects.
  • New dependencies, for security review: deploy/cloudflare/package.json adds wrangler 4.141.0 and @cloudflare/containers 0.3.7 (with dev-only @cloudflare/workers-types and typescript), pinned exactly in their own bun.lock. They are used only to build and deploy the Worker, and nothing in the root package or the npm tarball depends on them.
  • Docs: a new guide at docs-site/src/content/docs/guides/cloudflare.md, with a status note stating the limits below.

This is the first stage of Cloudflare support, not a Workers-native runtime; ocx still runs as a Linux process. Later stages, not in this PR:

Stage Adds
2 A dashboard session source backed by Cloudflare Access
3 State moved into Durable Objects or D1 instead of snapshots
4 The dashboard served from Workers static assets
5 Stateless translation routes handled in the Worker, with the container as fallback
6 The container becomes optional

Verification

Local end to end with wrangler dev 4.141.0, which runs local containers under Docker (amd64 image under emulation):

Scenario Result
/healthz, /v1/models with the data token 200
Same, with no key 401 at the Worker; the container is not woken
/api/config 404
OPENCODEX_API_AUTH_TOKEN secret unset 503, naming the secret
Graceful stop (SIGTERM) Exit 0 in under 1 s with a final upload; the next container restored a marker file and a config change made with ocx config set
Hard kill 503s, then 200 once the stale lease expired (about 81 s), state intact
Cold start, polled every 0.3 s One 503 while restoring, then only 200s; no 500s
/v1/responses WebSocket with websockets: true 101 through the Worker
Secrets named in OCX_PASSTHROUGH_SECRETS Reach the container; bindings and invalid names are dropped
R2 after several uploads Exactly one snapshot object

Production Cloudflare account (Workers Paid; a temporary, test-scoped Worker opencodex-pr6077 with its own R2 bucket, deleted after the run):

Scenario Result
No OPENCODEX_API_AUTH_TOKEN secret yet 503, naming the secret
Anonymous /healthz 401 at the Worker, no container started
OPTIONS 204
/api/config with a key 404
Wrong token on /v1/models ocx's own 401, authentication_error
First cold start 200 after 14 s. The codes seen were 503 (restoring), one 500 and 200. Only this very first start after the initial deploy showed a 500, and its body was not captured
Seeded config visible /v1/models lists demo/demo-model-a from OCX_BOOTSTRAP_CONFIG_JSON
Token rotation (data token and bootstrap config changed together) The next request stopped the container: one "saving its state" 503. The replacement rejects the old token (401) and accepts the new one (200)
Restore wins over bootstrap After that restart, /v1/models still lists demo-model-a, not the new secret's demo-model-b: state came from R2
Second restart (a passthrough secret changed) 200, 200, 503, 503, 200, with no 500s
R2 after the restarts Exactly one snapshot object, with a new key

Supervisor lifecycle tests (new in 3521a9839; they drive the real Supervisor against a fake state server):

  • A clean shutdown uploads the final state and releases the lease exactly once, afterwards.
  • A lost lease fences: in-flight requests are aborted, nothing new is uploaded, and the lease is not released.
  • A failed restore releases the lease and never starts ocx.
  • Uploads never overlap, and the final one carries the latest state.

Two of these were mutation-checked: removing the upload chain, or releasing before the final upload, turns them red.

Recovery, checked under wrangler dev:

  • A bootstrap config without hostname or port is seeded as 0.0.0.0:10100 and serves.
  • OCX_DISCARD_SAVED_STATE switched the hub to a new bootstrap config in 6 s, with no stale-lease wait.
  • A later restart with the same value restored the saved state instead of wiping it again.
  • R2 held one object throughout.

Inside the Linux container (817cc92a6): stageSnapshot copied a live WAL-mode database through the child-process VACUUM INTO, five times out of five. The first attempt found a real bug: the database's -shm file vanished between readdir and lstat and aborted the snapshot. Files that vanish mid-walk are now skipped, and SQLite sidecars are filtered by name before any stat.

After merging dev (f3c7497aa, 91 commits): typecheck, privacy scan, structure check, 112 focused tests (including both test-layout guards, since dev changed their registries) and the docs build all pass.

Repository checks on the rebased head:

  • bun run typecheck and cd deploy/cloudflare && bunx tsc --noEmit -p . pass.
  • bun run privacy:scan and bun run structure:check pass.
  • cd docs-site && bun run build passes, including the internal link check.
  • bun test tests/service/cloudflare-deploy.test.ts tests/test-layout.test.ts tests/test-layout-tooling.test.ts tests/ci-workflows/repo-hygiene.test.ts: 49 pass, 0 fail.
  • Full suite (bun run test), with a baseline on this machine:
    • Untouched dev (merge base e2ae5f2dc): 32,598 pass, 46 skip, 52 fail, 1 error.
    • This PR (817cc92a6): 32,611 pass, 46 skip, 56 fail. Earlier runs on this branch gave 19 and 8 failures, with different tests each time.
    • The failures are mostly Claude integration, Codex discovery and CLI tests. They appear on untouched dev too; 25 of the PR run's failing tests failed in the dev run as well.
    • Running the five files behind the PR run's failures through the repo runner (four workers, isolated) gives the same result with and without tests/service/cloudflare-deploy.test.ts: one failure, the known FIFO case. No failing test is in a file this PR touches.
    • I read this as a machine-load-sensitive suite on this host, not a regression. CI confirmation welcome.

After the maintainer and CodeRabbit review (9944c32d0), re-verified live under wrangler dev:

  • OPTIONS returns 204 and an anonymous GET returns 401, both with no container started.
  • Cold start reaches 200 with no 500s.
  • The asynchronous staging uploads, and an idle interval uploads nothing.
  • Graceful stop exits 0 with a final upload, and the replacement restores the marker.
  • 104 focused tests, typecheck, privacy, structure and the docs build pass.

Review: two independent adversarial reviews (correctness, and security plus requirements), each re-run after fixes. All findings were fixed, apart from the follow-ups listed below.

Current-head provider smoke (maintainer triage, T4-P-6077), wrangler dev 4.141.0 with real local containers, OpenRouter openai/gpt-oss-20b, key forwarded with OCX_PASSTHROUGH_SECRETS and referenced as ${OPENROUTER_API_KEY}:

Scenario Result
GET /v1/models with the data token 200; lists openrouter/openai/gpt-oss-20b
POST /v1/responses 200, completed, "pong" (72 in / 40 out tokens)
Same with stream: true SSE through the Worker ends in response.completed
No key, wrong key 401 at the Worker; docker ps shows no container started
cf-container-target-port: 1 with the right key Served by port 10100
NODE_OPTIONS listed in OCX_PASSTHROUGH_SECRETS Refused with a warning naming it (never its value); absent from every container process
Restart without OCX_BOOTSTRAP_CONFIG_JSON "Restored state snapshot", provider still listed, a new turn returns "pong"
Provider key at rest Appears in no file under either state home; config.json holds the literal reference

Security review (secrets/auth and snapshot recovery, two independent reviews plus a re-review of the fixes). Fixed in c39f2c0d2:

  • Container port: a client-supplied cf-container-target-port could pick the container port. It's now removed, and the Durable Object always uses containerFetch(req, defaultPort).
  • Edge key check: it only checked that a key was present. It's now the constant-time compare above, with the opt-out.
  • Snapshot sweep: it deleted the whole snapshots/ prefix, which would erase another deployment sharing the bucket. New uploads live under snapshots/<durable-object-id>/, the sweep stays inside that prefix, and an old-layout committed key is still restored and never deleted.
  • Logs: invocation logs are off (observability.logs.invocation_logs: false), so key headers aren't recorded; console logs stay on.
  • Passthrough names: OCX_PASSTHROUGH_SECRETS now refuses process-control and home names (HOME, OPENCODEX_HOME, CODEX_HOME, PATH, NODE_OPTIONS, BUN_OPTIONS, LD_*, the proxy variables and others).
  • Guide: rotating the data token does not revoke config.apiKeys; Remote Workspace pairing's rate limit is shared by every client because all requests arrive from the Worker; Ctrl-C on wrangler dev skips the final snapshot.

The review verified as safe: the R2 handler is reachable only through container outbound interception; lease-gated writes; admin-api-token excluded from snapshots; no loopback trust through the Worker hop (ocx never reads X-Forwarded-*); argv-only process spawning; exact dependency pins with lockfile integrity. A corrupted snapshot fails closed: tar -xz verifies the gzip CRC, extraction goes to staging, and a failed restore never starts ocx.

tests/service/cloudflare-deploy.test.ts has 29 tests, covering each fix above.

Known follow-ups:

  • CI for deploy/**: split into ci(deploy): typecheck the Cloudflare deploy package #6120 at the maintainer's request (T4-P-6077), so the workflow change gets its own security review and this PR doesn't carry a .github change. It adds a narrow cloudflare-deploy job: frozen-lockfile install and typecheck of deploy/cloudflare, plus tests/service/cloudflare-deploy.test.ts. It lands after this PR, because it checks files this PR adds.
  • Periodic snapshots still copy both homes whole on each interval. The copy is now asynchronous, so it no longer blocks lease renewal, but its cost grows with ~/.codex.

Checklist

  • Scope stays focused and avoids unrelated cleanup.
  • Docs or release notes were updated when needed.
  • Security-sensitive changes were reviewed for secrets, auth, and unsafe defaults.

Review readiness checklist

This PR stays in draft until every box below is ticked. Tick all four boxes once the requirements are met:

  • Required local validation passed; commands, results, and any full-suite exception are documented.

  • I pushed my PR to a recent dev commit (at most 10 behind; a maintainer may still ask for the exact tip before merge).

  • I resolved all correct Codex and CodeRabbit findings.

  • My PR is ready for review.

Summary by CodeRabbit

  • New Features
    • Added a Cloudflare deployment option for running OpenCodex, with saved state restored between container runs and changes periodically backed up to R2.
    • Added request authentication, optional management API access with a separate token, configurable provider-secret forwarding, and first-boot configuration.
    • Added an option to discard saved state once when its configured value changes, and a presence-based authentication mode for API keys.
  • Documentation
    • Added a Cloudflare deployment guide covering setup, authentication, security, operations, and platform limitations, with links from existing guides.

Adds deploy/cloudflare, a Wrangler package that runs the unchanged root
Docker image as a Cloudflare Container behind a Worker. The container
disk is wiped on sleep and rollout, so docker/cloudflare-supervisor.ts
restores ~/.opencodex and ~/.codex from R2 before starting ocx and
snapshots them periodically and on SIGTERM. A lease in the container's
Durable Object keeps one writer, and each upload gets its own key so a
fenced container can never overwrite or delete newer state.

The Worker passes requests to ocx, which stays the only authority on
credentials. It turns away requests that carry no key before waking the
container, keeps /api/* closed unless the operator opts in with their
own admin token, and restarts the container when its secrets change so
a rotated data token is revoked.

No src/ file changes.

deploy/cloudflare/src/container-env.ts:53 - 키 값이 비밀과 같은지는 보지 않는다.
deploy/cloudflare/src/index.ts:30 - 컨테이너에 넣을 비밀은 허브 객체가 생길 때 한 번만 복사된다.
docker/cloudflare-supervisor.ts:54 - 스냅샷은 두 집 전체를 그 자리에서 복사한다.

Refresh envVars before checking the fingerprint.

Cloudflare can expose updated bindings to an existing Durable Object, but envVars is initialized only once. After wrangler secret put changes a secret, restartIfEnvChanged() still hashes the cached values and matches the fingerprint saved by onStart(). The container therefore keeps its previous credentials and does not restart.

Refresh envVars before the comparison so a replacement container receives the current secret values.

Keep snapshot staging from blocking lease fencing.

setInterval cannot run while uploadNow() executes stageSnapshot() and Bun.spawnSync(["tar", ...]). If this synchronous work exceeds LEASE_STALE_MS (120 seconds), decideLease() can grant the lease to a second boot. The old child remains live because fence() runs only after the blocked work returns and the stale /snapshot request receives 409.

The old child can therefore continue serving requests and mutate its local state roots after the new boot owns the lease. The stale /snapshot route correctly rejects the upload and the commit path rechecks ownership, so this does not overwrite the shared R2 snapshot. However, local writes made during this window can be killed and lost when fence() terminates the child.

Move snapshot staging and archiving to a worker or separate process so the heartbeat and fencing path remain runnable. Fence the child as soon as renewal reports lease loss.

- Rebuild the container env on every request, so a secret changed under
a live Durable Object is both detected and passed to the replacement.
- Stage and archive snapshots asynchronously and start the lease
heartbeat right after acquiring it, so neither a large restore nor a
large upload can starve renewal past the 120 s lease.
- Answer OPTIONS at the Worker without CORS instead of waking the
  container for an unauthenticated preflight.
- Measure the startup handoff window from the later of the last start
  and the request's arrival.
- Stop promising token revocation on rotation in the guide until it is
verified on a production account; tell operators to check for 401.

Thanks for the review. Addressed in 9944c32d0, point by point:

  • container-env.ts:53, preflights wake the container: the Worker now answers OPTIONS itself with 204 and no CORS headers, so an unauthenticated preflight never starts the container. The guide states that browser-based clients are out of scope for this deployment. Other requests still need a key header before the container is woken. As you note, the Worker can't validate key values without knowing ocx's key list, so that remains a presence check.
  • index.ts:30/61, secrets copied once (also a CodeRabbit outside-diff comment): envVars is rebuilt from this.env on every request, before the fingerprint comparison. A changed binding is therefore both detected and passed to the replacement container. The restart path is still unverified on a production account, so I removed the guide's revocation promise. It now says secrets reach the container on its next start, and tells operators to confirm the old token gets 401 after a rotation.
  • index.ts:34/49, startedAt starting at 0: the handoff window now runs from the later of the last start and the request's arrival. A request that arrives before the container is up therefore keeps its retries.
  • cloudflare-supervisor.ts:54, the copy blocking lease renewal (also CodeRabbit): staging and tar are now asynchronous (fs/promises, streamed hashing, Bun.spawn). The heartbeat starts right after the lease is acquired, so it keeps running through both restore and upload. Each SQLite VACUUM INTO remains one synchronous call per database, and the walk yields between files.

Re-verified live under wrangler dev:

  • OPTIONS returns 204 and an anonymous request returns 401, with no container started.
  • Cold start reaches 200 with no 500s, and idle intervals upload nothing.
  • A graceful stop exits 0 with a final upload, and the replacement restores the state.

On the decisions you flagged:

  • Documented vs. experimental: the guide already opens with a status note saying this is a first stage, verified only under wrangler dev. Happy to relabel it "Experimental" in the sidebar if you prefer.
  • Draft until real-account verification: agreed. The new push reset the checklist, and I'll leave it in draft until a production deploy confirms the rotation path.
  • CI typecheck for deploy/cloudflare: left for a separate, sponsored workflow change.

Verified on a Cloudflare account: rotating OPENCODEX_API_AUTH_TOKEN
restarts the container, the old token gets 401, and the replacement
restores state from R2 instead of re-seeding from the bootstrap secret.

Production verification, as requested before leaving draft. I deployed this branch (61d0085b9) to a Workers Paid account as a temporary, test-scoped Worker (opencodex-pr6077) with its own R2 bucket.

  • Rotation revokes: changing OPENCODEX_API_AUTH_TOKEN made the next request stop the container (one "saving its state" 503). The replacement rejected the old token with ocx's own 401 and accepted the new one.
  • Restore beats bootstrap: in the same update I changed OCX_BOOTSTRAP_CONFIG_JSON from demo-model-a to demo-model-b. After the restart, /v1/models still listed demo-model-a, so the state was restored from R2.
  • Edge:
    • with no data-token secret, 503 naming it;
    • anonymous requests, 401 with no container started;
    • OPTIONS, 204;
    • /api/config, 404;
    • a wrong token, ocx 401.
  • Restarts: a second restart went 200, 200, 503, 503, 200, with no 500s. R2 held exactly one snapshot object throughout.
  • One open observation: the very first cold start after the initial deploy returned a single 500 (between 503s, then 200 at 14 s). I didn't capture the body, and it did not recur on later restarts.
  • Not covered: a routed turn to a real model provider. The test used a placeholder provider.

Everything was deleted afterwards: the Worker, container application, bucket and image. The guide's rotation paragraph is restored in 61d0085b9 now that the behaviour is verified.

… tests

- OCX_DISCARD_SAVED_STATE: any new value stops the container, discards
the saved snapshot and lease, and lets the next boot seed from
OCX_BOOTSTRAP_CONFIG_JSON. Honored once per value. Before this, a
deleted snapshot object or an unreachable saved config left the hub
unable to start with no way out.
- The bootstrap seed fills in hostname 0.0.0.0 and port 10100 when
absent and refuses other values; ocx defaults to 127.0.0.1, which the
Worker cannot reach, and the first snapshot would persist it.
- A boot that takes the lease sweeps orphaned snapshot objects.
- Fencing aborts in-flight state requests and blocks new uploads.
- The startup retry only replays refused connections.
- The supervisor takes its state origin, exit, and signal handling as
options, and new tests drive shutdown ordering, fencing, restore
failure, and upload serialization against a fake state server.
- workers_dev and preview_urls are set explicitly.
- Guide: changing configuration after first boot, recovering a hub that
will not start, how to set the tuning options, and per-deployment
  names.

…pace snapshot keys

- The Worker strips cf-container-target-port and the Durable Object proxies with
containerFetch(req, defaultPort), so a client can no longer reach another
  listener in the container.
- The edge compares the presented key with OPENCODEX_API_AUTH_TOKEN (SHA-256
digests, constant-time) in every form ocx reads: x-opencodex-api-key,
Authorization Bearer, x-api-key, and the opencodex-key.<base64url> subprotocol.
OCX_EDGE_KEY_CHECK=presence restores the presence-only check for hubs that
  issue config.apiKeys.
- New snapshot uploads go under snapshots/<durable-object-id>/ and the boot
sweep deletes only there; an old-layout committed key is still restored and
  never swept.
- Invocation logs are off, console logs stay on.
- OCX_PASSTHROUGH_SECRETS refuses process-control names (HOME, PATH,
NODE_OPTIONS, LD_*, proxy variables, ...) and logs the refused name once.
- Guide: edge check and its opt-out, rotation does not revoke config.apiKeys,
shared pairing rate limit behind the Worker, wrangler dev Ctrl-C.

@lidge-jun addressing the Release train 4 hold (T4-P-6077), at head c39f2c0d2. Details are in the updated description.

  1. Deployment CI: fe54137dc adds a narrow cloudflare-deploy job. It runs on Linux with contents: read, no secrets and the file's existing pinned actions, and triggers on PRs touching deploy/**, docker/cloudflare-supervisor.ts or its test. It installs the deploy package with a frozen lockfile, typechecks it, and runs tests/service/cloudflare-deploy.test.ts, and the aggregate ci check requires it when the filter matches. As a workflow change it needs your security review. The fork can't start CI, so it hasn't run on Actions yet.

  2. Secrets, auth and snapshot recovery review: two independent reviews plus a re-review of the fixes. c39f2c0d2 fixes what they found:

    • a client-chosen container port (cf-container-target-port);
    • an edge check that only looked for the presence of a key (now a constant-time token compare, with an explicit OCX_EDGE_KEY_CHECK=presence opt-out);
    • an orphan sweep that could delete another deployment's snapshot in a shared bucket (now namespaced per Durable Object, migration-safe);
    • invocation logs recording headers (now off);
    • process-control names accepted by OCX_PASSTHROUGH_SECRETS (now refused).

Snapshot recovery found no defects: commits are atomic, lease fencing holds, shutdown ordering is right, and a corrupted archive fails closed.

  3. Current-head provider smoke: a real OpenRouter turn through wrangler dev → Worker → container, non-streaming and streaming, both completed with the model's text. The provider key appears in no file at rest, and state survived a restart from R2 alone. On the fixed head, a wrong key got 401 with no container started, the port header was ignored, and a denylisted passthrough name was refused.

Suggested labels: platform (and maintainer-sponsored once you're happy with the workflow change).

The workflow change needs maintainer sponsorship under MAINTAINERS.md, and
carrying it here held the whole hub behind that review. It moves unchanged
to a follow-up pull request that lands after this one, because the job
typechecks deploy/cloudflare, which exists only once this merges.

This reverts commit fe54137.

Moved the deploy CI job into #6120 (ad15f11fa reverts it here; the job itself is unchanged). The workflow change now gets its own sponsorship review, and this PR no longer touches .github, so its hygiene check can pass. #6120 lands after this one because it checks deploy/cloudflare and the supervisor test, which this PR adds.

…lifetime

A renewal that failed with anything but 409 (timeout, 5xx, the state
endpoint unreachable) was only logged, so after the Durable Object's
120-second staleness window a new container could take the lease while
this one kept serving from state it no longer owned. The supervisor now
tracks its last successful renewal and fences once renewals have failed
for the lease lifetime. Its uploads were already fenced; serving stops too.

Replying to the two retained concerns in CodeRabbit's latest summary:

The edge check passing any non-empty credential. That analysis is stale: the summary says it's based on 817cc. c39f2c0d2 replaced the presence check with a constant-time comparison of SHA-256 digests against OPENCODEX_API_AUTH_TOKEN, covering every carrier ocx accepts. A wrong or empty key gets 401 at the Worker without starting the container (verified live under wrangler dev). Presence-only behaviour survives only as the explicit OCX_EDGE_KEY_CHECK=presence opt-out, documented with its cost.

A renewal that fails with a timeout or non-409 leaving the child running. Valid, fixed in f15c01b04. The supervisor now records its last successful renewal and fences (stops ocx without uploading or releasing) once renewals have failed for the lease lifetime (120 s, the Durable Object's LEASE_STALE_MS), so it can't keep serving after the lease may have been reassigned. There's a regression test: renewals always get 503, the container exits 1 without DELETE /lease. It times out without the fix. The guide's lease section says the same.

Reviewed exact head 9403713c484da8fa6768fd28dbf7707a905cf7e2. One P2 cold-restore blocker remains in docker/cloudflare-supervisor.ts. Restore retains the downloaded archive and extracted work/tree, copies the tree into the live homes, then calls stageSnapshot(..., work/digest) only to seed lastDigest (260-269). That stage recopies every regular file and repeats VACUUM INTO for every SQLite DB (86-127). Upload was admitted with live roots + one staging tree + archive (282-303), but restore needs live roots + extracted tree + a second digest tree + archive. A snapshot that validly fit at upload can therefore fail ENOSPC on cold restore and repeat 503 until destructive OCX_DISCARD_SAVED_STATE; cold-start I/O/SQLite work is also doubled. Persist the digest as snapshot metadata, hash the extracted snapshot without another materialized tree, or leave lastDigest unset and accept one post-boot upload. Add a constrained-disk/byte-accounting regression. The PR is also 118 commits behind, draft, and exact-head CI never ran; #6120 cannot substitute because its deploy workflow intentionally depends on this PR landing. Rebase and obtain exact-head deployment validation after the fix.

Exact-head review of 9403713c484da8fa6768fd28dbf7707a905cf7e2: changes requested. Two P2 resource defects remain.

  1. Cold restore keeps archive C, extracted tree S, and live homes S, then creates another digest-staging tree S and reruns SQLite VACUUM INTO. A snapshot that uploaded within roughly 2S+C can require 3S+C on restore and fail cold start with ENOSPC. Store/verify a digest without recopying, hash the extracted tree, or permit one first post-boot upload without another staging copy. Add constrained-disk/byte-accounting coverage.
  2. Every 30-second cycle (minimum 5 seconds) copies and hashes both homes and VACUUMs every SQLite database before it knows whether state changed. Cost is unbounded O(S) CPU, I/O, and temporary disk with no size admission, free-space check, backoff, or dirty tracking; shutdown finalization can queue behind that work. Bound state/cost and document/test large-state behavior.

Streaming avoids an obvious whole-archive heap leak, and lease/fencing/fail-closed restore paths otherwise look coherent. Still, this head is 14 commits behind, draft/readiness 0/4, and has no exact executable deployment/Cross-platform CI. Cloudflare dependency/auth/deployment sponsorship remains separate; the user prohibited security scans, so this ordinary review does not provide it.

wtfsayo and others added 3 commits September 29, 2026 19:33
…disk

Cold restore no longer restages both homes to seed the digest: it hashes the extracted tree,
deletes the archive before applying, and seeds a change fingerprint, so peak disk is live plus
one tree. Periodic cycles now start with a stat-only fingerprint (including SQLite -wal) and
stage only when it moved, check free disk for two copies plus headroom, back off after
failures, and yield to shutdown so the final upload is not queued behind a long staging pass.

Co-Authored-By: Claude Sonnet 5.5 <noreply@anthropic.com>
…-space hook

Supervisor takes an injectable freeBytes so a constrained disk can be tested. New cases: staging
is refused below two copies plus headroom and an unchanged hub never reaches the check; a restored
hub with same bytes and a new mtime uploads nothing. Each supervisor fix was mutation-checked.
