Cuts the noise a busy chat room makes, in the three places it is actually generated: the delivery, the channel choice, and the pane.

What changed

Delivery (lib/daemon/)

  • Fixes a bundle replaying the recipient's own posts back into their own pane. postMessage never self-advances the author's cursor, so their posts stayed in their pending range and every later bundle swept them up.
  • Adds --quiet to chat:post: the message lands on the record, stays unread, and rides along in whatever delivery a later ordinary message causes, but never causes a wake itself (not the inbox push, not the sweep, not the desk notification).
  • Delivered lines now carry the message id ([#room] handle #<id>: body), which is what ack takes and the only way to tell messages apart inside a batched row.

Acknowledging

  • New rt chat ack <messageId>: a receipt to the message's author alone. No chat_messages row, no cursor movement, no room fan-out, and a repeat ack never wakes the author twice. Replaces the "ack" / "+1" room posts that wake every member to carry no information.
  • New chat_acks table, keyed (message_id, handle) so the insert is idempotent.

Skill (skills/rt-chat/SKILL.md)

  • Channel choice keys on how many agents must act (DM, topic room, room post, --quiet) with the DM stated as the default. The old wording made a room post the default for "anything the team should see".
  • Bodies stop re-prefixing the sender handle that delivery already adds, which was rendering kai #4821: kai: ... and pushing lines past truncation.
  • Pane narration is silent whenever a delivered message needs nothing from the agent.

Also

  • --quiet merges into the existing verb-scoped flag entry rather than declaring a second --quiet on the same node.

Schema note

No SCHEMA_VERSION bump. runMigrations execs SCHEMAS.join("") unconditionally on every open (lib/state/db.ts), with user_version gating only the legacy import, so additive DDL self-heals. The quiet column follows the existing table_info-guarded pattern, since SQLite's ALTER TABLE ADD COLUMN cannot replay.

Checklist

  • Anything that should be behind a feature flag is behind a feature flag
    • N/A. Additive verbs and one delivery fix; existing behavior is unchanged unless --quiet or ack is used.
  • Appropriate tests have been created or updated
    • 7 new tests (2 ack delivery, 3 ack store, 2 quiet delivery) plus the echo-fix regression. Chat suites green; commands, scripts, lib/__tests__ 1803/1803.

Verification Evidence

Each fix was written test-first, with the failing baseline confirmed before the change. The echo-fix RED reproduced the reported symptom exactly: a two-message bundle labeled rt chat (2 messages) carrying the recipient's own [#general] b: mine back into their pane.

Not verified end to end against a live daemon: chat:ack needs the dev daemon running this branch, which would swap what every other live session is executing.

📝 Walkthrough

Walkthrough

The chat system adds ack support, quiet posts, numbered delivery items, persistent acknowledgement records, acknowledgement receipts, updated client and daemon contracts, CLI wiring, tests, and documentation.

Layer / File(s) Summary
Persist quiet posts and acknowledgements
lib/state/chat-store.ts, lib/state/db.ts, lib/state/index.ts, lib/state/__tests__/chat-store.test.ts
Chat messages persist quiet. SQLite stores per-message acknowledgements. State tests cover valid, repeated, unauthorized, self-authored, and unknown-message acknowledgements.

Documentation describes numbered deliveries, acknowledgement semantics, quiet posts, channel selection, DM behavior, and coordination rules.

Estimated code review effort: 3 (Moderate) | ~25 minutes

Merge Risk: 🔵 Low · up to f2a46

This PR adds quiet posting and acknowledgements, but invalid quiet values can suppress delivery and --sock can route new operations to the wrong daemon. The risk is bounded and mergeable with explicit owner follow-up, alongside completing the client build check.

The delivery format gained #<id> so rt chat ack has something to take; the two e2e inbox assertions still expected the old shape.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Validate quiet as a boolean before coercion.

The chat:post path accepts raw input and currently treats truthy non-boolean values such as "false" as enabled. That value can persist as quiet and unexpectedly suppress inbox, sweep, and desk delivery. Require quiet to be undefined or a boolean, and reject invalid values at the request boundary.

Both from CodeRabbit on #160. --quiet combined with --sock would have reached the default daemon, and a truthy non-boolean quiet would have silently suppressed every wake the post owed.

* board: a fully approved roster short of a rule reads partial, not approved

Every assigned reviewer approving no longer buckets an MR as approved
while GitLab's isApproved is false. An unassigned codeowner section can
still be owed, so the pill shows the n/m partial count instead.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

* board: approval counts read rule slots filled, not approvers

GitLab's required counts rule slots while given counts approvers, so one
approver on a many-section MR read 1/83. approvalSlots derives filled
from required minus remaining, and the pill, tooltip, standing line,
respond sheet and progress sort all read it.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

* board: an approval filling no rule slot keeps the conversation state

A roster approval that counts toward no rule no longer drops the row to
an amber needs review; it falls through to commented or comments
resolved. Base test fixtures carry remaining so no count renders NaN,
and the progress sort gets a case where approvers and slots disagree.
