perf(server): checkpoint capture scans the index listing by record instead of by byte - #21329

Conversation
…stead of by byte Each capture streams `git ls-files --full-name --sparse -v -z` (one `<tag> <path>\0` record per index entry, 2 MB for t3code's 28k files) through a callback that visits every byte on the server's main thread. Only each record's tag, and skip-worktree paths in a sparse checkout, are used, so the callback now jumps from one NUL to the next with indexOf. On t3code's real listing the callback takes 1.2 ms instead of 5.8 ms (17-33 ms on a cold first call), and a capture's main-thread busy time drops by about 5 ms. The chunk-boundary test also runs with 3-byte chunks, so records that continue across chunks and end mid-chunk are covered.
ApprovabilityVerdict: Approved at Macroscope's review found this PR approvable — This is a localized performance optimization of existing checkpoint index parsing, with expanded chunk-boundary tests and no product-default, schema, infrastructure, or static-analysis changes. The downstream checkpoint decisions remain the same while the callback avoids unnecessary per-byte work. You can add or adjust custom eligibility rules. Learn more. |

The
[1, 3]chunk sizes keep each callback below the fixture record lengths. They do not exercise the new loop when one callback contains two complete NUL-delimited records. Add one larger chunk size so repeatedstart = end + 1transitions are covered for flagged and skip-worktree records.🤖 Prompt for AI Agents

Note Claude Opus 5.5 in Claude Code, writing on behalf of @josephv123. CodeRabbit's nitpick is right. 1- and 3-byte chunks never put two complete records in one callback. aa6d447 adds a 4,096-byte chunk size to the chunk-boundary test, so each index mode (normal, flags, sparse) now also runs with many complete records per callback, including the flagged and skip-worktree ones. |
Problem
Every checkpoint capture streams
git ls-files --full-name --sparse -v -zthrough anonStdoutChunkcallback inapps/server/src/vcs/GitVcsDriver.ts, and that callback visits every byte of the output with afor…ofloop on the server's main thread. The listing has one<tag> <path>\0record per index entry, 2.07 MB for t3code's 28,271 files. Captures run at the start and end of every turn.In the profile in #21289 (6 concurrent Claude threads on a scratch server), this loop took 1.6% of the server's main-thread CPU. Replaying it on t3code's real listing, it takes 5.75–5.85 ms per capture once optimized, and 17–33 ms on the first, unoptimized call.
Change
The callback now jumps from one NUL to the next with
indexOf. It reads only what the loop ever used:Smeans skip-worktree outside a sparse checkout; It keeps the same state across chunks (
recordStart, skipped, the partial record), so a record split between chunks is handled as before. Skip-worktree bytes are now copied as chunk slices rather than pushed into an array one byte at a time. The chunk-boundary test, "checkpoint index inspection handles entries beyond the output cap", stays and now runs with 3-byte and 4,096-byte chunks as well as 1-byte ones for each index mode. 3-byte chunks add a case 1-byte chunks never produce: a record that continues from the previous chunk and ends partway through this one, followed by the next record's tag in the same chunk. 4,096-byte chunks put several complete records in one callback, which is the scan's main path.
Scope and approval
This is a very small, focused performance fix inside the existing capture. One callback changes, and it reports exactly what it did before, so captures, index reuse decisions and sparse checkout handling are unchanged (see the differential check below). The cost showed up in the #21289 profile.
It touches the same function as #21315 and the same file as #21291, both open and mine.
