Summary

PTO2TaskPayload carried three fixed-capacity arrays sized by the argument caps —
fanin_local_ids[PTO2_MAX_FANIN], scalars[MAX_SCALAR_ARGS], tensors[MAX_TENSOR_ARGS],
4864 bytes. #1947 made the tensor array shippable at less than its width by moving it last
and striding the image by the bind's widest task. Two costs remained: a narrow task
still paid the widest task's stride, and the fanin array did not participate at all.

The arrays move into pool segments, and a payload names each region by a SelfRelativePtr
— the same int32 delta representation #1947 introduced for a slot's payload and descriptor.
sizeof(PTO2TaskPayload) becomes a fixed 192 bytes, independent of all three caps, and
the image carries what a bind actually used rather than what its widest task implies.

Review order

Three commits, smallest first. The first is independent of the rest and can be cherry-picked.

Measured, DeepSeek-V4 flash decode (a2a3, 129 tasks / 86 GRAPH tasks)

reserved by a per-task-cap layout this bind actually uses
fanin ids 16,512 1,664
tensors 4,128 151
scalars 2,064 72

The 151-against-4,128 spread is why striding by the widest task leaves most of the
reservation unused: the tasks average 1.17 tensors.

These numbers, and the earlier arena_h2d timings, were measured on the pre-restructure
revision (ec49b166). The byte accounting is unchanged by the restructure — the pool
extents are the same cursors — but the onboard run has not been repeated on this head.
See Testing.

What this retires

  • payload_stride / shipped_payload_stride. A fixed-size payload makes the image's
payload segment one memcpy instead of one per task — that loop existed only because the
payload was variable-length. On dsv4 the restack goes from 133 memcpy calls to 8.
  • node_stride / graph_node_stride. GraphNodeStorage goes back to being
type-strided, and node_at() back to indexing. A Graph node's regions live in its
execution storage, sized by the Definition's arg-table counts and indexed by each node's
    own tensor_offset / scalar_offset.
  • runtime->sm_payload_stride → sm_image_bytes. The device cannot recompute an image
whose pool extents are the bind's cursors, and needs no pool base either: a payload
resolves its own regions. Same one uint64 across the boundary, more direct meaning.

H2D stays at one copy. The pools are segments of the image, so they are filled by host-side
memcpy into the same upload buffer and ride the existing arena copy. The ring header that
crosses to the device keeps its 192 bytes: the pool bases are orchestrator state, because
nothing on the device resolves one.

Load-bearing details

  • Deltas are re-taken in compact_live_image, which re-pitches the segments and
therefore changes those distances — exactly as it already re-takes the slot bindings. Only
the device copy is delta-invariant, because it moves a field and its target together.
  • The fanin cursor advances when the count is published, not at bind: PTO2FaninBuilder
appends and dedups producers after the region is bound. The cursor equality asserted there
doubles as a re-entrancy check on that window.
  • Every region is cache-line aligned so init()'s round-up scalar memcpy stays inside
the task's own region and keeps its branch-free form.
  • Regions are exposed first-element-first, not per element: a store through an unrelated
pointer in a loop body defeats hoisting of the delta load, and build_payload's args[]
    writes are exactly that.
  • An outer GRAPH task binds only a fanin region. Its boundary arguments travel inside the
submission image and graph_reset_outer_payload zeroes both argument counts, so it needs
no tensor or scalar region. An unbound region survives the restack unbound, which every
consumer's count guard assumes; a UT holds that.
  • init_per_ring rejects a ring capacity whose mirror is past an int32 delta's reach,
before it considers the region's own size — no region makes such a capacity usable. Image
    extents never exceed mirror extents, so that one check also bounds the shipped image;
attach_populated re-tests it device-side. set() leaves a field unbound rather than
truncating, so an out-of-reach pool would otherwise read back as null and be dereferenced.
  • The payload is asserted trivially copyable and standard layout, per the wire-struct
rule. A deleted special member is still trivial, so SelfRelativePtr costs the payload
neither property — but without the assertion a future member could, while
    compact_live_image kept memcpying it.

Two pre-existing breakages fixed

Also fixed while here

  • prefetch() warmed this + 512, the early-dispatch block's old home, which is past the
end of a 192-byte payload. Removed, and init's comment naming that offset corrected.
  • GraphNodeStorage's two new layout assertions were sizeof % alignof, which every type
satisfies. They now state what the pools need: a node entry at least ChipTensor-aligned,
and a tensor stride that keeps the scalar pool aligned.
  • BindArenaH2d's 96-byte attribute buffer would truncate the three added pool counts on a
    large bind.

Testing

  • 8 variants build (a2a3/a5 × sim/onboard × hbg/tmrb), including ccec for the AICore gated path
  • C++ UT 114/114. The compaction UT is rewritten for pools: packed-pool shipping,
per-region rebinding inside the image, unbound regions surviving unbound, layout delta
reach. The unbound-region case was confirmed to fail with its guard removed
  • a2a3/a5 byte-for-byte arch parity verified against the merge base, per file
  • Not re-run on this head: the a2a3 onboard suite and the dsv4 host-construction path.
    Both passed on ec49b166 (34 + 2 onboard, 3 rounds × 2 ranks) before the restructure,
which removed the boundary pools and moved the pool bases out of the ring header. Worth a
    hardware pass before merge.

Merge Risk: 🟠 High · up to ec49b

This change moves task arguments into self-relative pool regions and changes image compaction and dispatch layout. Several current issues can cause invalid device pointers, null writes, data overwrites, undefined behavior during image copying, or failures for large images, so the PR should not merge until these correctness and bounds issues are fixed.

Poem

A rabbit packed pools in a neat little row,
With deltas to guide every tensor below.
Fanin found room, scalar lines stayed bright,
Compaction rebound them for shipment tonight.
“Hop!” said the rabbit. “The payloads fit right.”

Validate tensor and scalar pool ranges as an exact partition.

The current checks allow overlapping offsets. For example, two nodes can each use tensor_offset == 0 and tensor_count == 1 while tensor_arg_count == 2. consumed_tensor_args then equals 2, but materializing the second node overwrites the first node's tensor entry.

The scalar path has the same overlap risk and has no aggregate coverage check. Before binding payload regions, reject ranges that overlap, leave gaps, or do not cover each Definition argument table exactly.

task_window_sizes is now unused in setup_pointers_per_ring.

The function discards the parameter with (void)task_window_sizes and derives every offset from pitch. Both callers already validate against task_window_sizes[0] before the call. Consider removing the parameter from the private declaration in pto_shared_memory.h and from both call sites, so the signature states what the function actually reads.

Apply the same edit to src/a5/runtime/host_build_graph/runtime/shared/pto_shared_memory.cpp to keep the two trees identical. Based on learnings, maintain byte-for-byte parity between src/a5/runtime/host_build_graph/ and src/a2a3/runtime/host_build_graph/ for corresponding files.

attach_populated re-derives the slot-segment size that the layout helper already reports. In both copies, slots_end adds the aligned completion-flag size to completion_flags by hand. With every pool extent at zero, ring_segment_offsets(image_extents({live_slots, 0, 0, 0})).end is exactly that value, so the manual sum only creates a second place the layout can drift.

Consider deriving the mirror pool caps from one shared table.

mirror_extents encodes the per-pool caps, and the submit path in src/a2a3/runtime/host_build_graph/runtime/orchestrator_core/pto_orchestrator.cpp (lines 1090-1115) repeats the same products in its debug_assert bounds (ring.task_window_size * MAX_TENSOR_ARGS, and so on). The two sites must stay equal, and nothing enforces that today.

Expose the per-pool cap through a small accessor on PTO2RingImageExtents or a helper next to mirror_extents, then have the orchestrator assert against that helper. This removes the duplicated arithmetic without changing behavior.

Add a layout assertion for the scalars delta offset.

src/a2a3/runtime/host_build_graph/runtime/pto_runtime2_types.h asserts offsetof(PTO2TaskPayload, tensors) == 12, so PTO2_TASKPAYLOAD_TENSORS_DELTA_OFFSET is pinned to the struct. No assertion pins PTO2_TASKPAYLOAD_SCALARS_DELTA_OFFSET = 16. The AICore gated path resolves the scalar region from this constant, so silent drift would make it read unrelated bytes. Add the matching assertion next to the existing one.

The scalar round-up hardcodes 64 while its comment cites PTO2_PAYLOAD_POOL_ALIGN. `PTO2TaskSlotState::task` is a `SelfRelativePtr`, whose copy-assignment is
deleted and which offers no `operator=(T *)`: a delta only means something
relative to where it is stored, so every write goes through `set()`.
`test_hbg_graph_cache.cpp` assigns a raw pointer at two of its five binding
sites, which fails to compile:

test_hbg_graph_cache.cpp:444: no match for 'operator=' (operand types are
  'simpler::hbg::SelfRelativePtr<PTO2TaskDescriptor>' and 'PTO2TaskDescriptor*')

Both sites are in the boundary-scalar-pool regressions added by hw-native-sys#1941, against
the representation hw-native-sys#1947 introduced; the two landed without seeing each other,
so ut-cpp is red on the default branch. Reproduced on a clean a5c6093.

Two `std::lock_guard` uses become `std::scoped_lock` in the same file that the
graph orchestration change touches: clang-tidy checks a modified file in full
and `modernize-use-scoped-lock` rejects them.

ctest: 114/114.
`SelfRelativePtr` is a generic representation, not an hbg type detail: it
carries no knowledge of what it points at, and `PTO2TaskSlotState` already
names two different targets through it. It lived at the bottom of
`pto_runtime2_types.h`, in two byte-identical copies — one per arch.

It moves to `src/common/host_build_graph/self_relative_ptr.h`, one copy for
both arches, reached through the `src/common` include root the platform
already puts on every target's path.

The class body is unchanged. Its doc comment drops the enumeration of the two
users, which had to be restated on every new one, and states the precondition
as the obligation it is: a block whose extent can approach the int32 bound has
to reject it up front, which is what `attach_populated` does.

ctest 114/114; a2a3/a5 x sim/onboard host_build_graph all build.

poursoul force-pushed the payload-pool-selfrelative branch from ec49b16 to 7c1fabb Compare August 21, 2026 11:33
`PTO2TaskPayload` carried three fixed-capacity arrays sized by the argument caps
— `fanin_local_ids[PTO2_MAX_FANIN]`, `scalars[MAX_SCALAR_ARGS]`,
`tensors[MAX_TENSOR_ARGS]`, 4864 bytes. hw-native-sys#1947 made the tensor array shippable at
less than its width by moving it last and striding the image by the bind's
widest task. Two costs remained: a narrow task still paid the widest task's
stride, and the fanin array did not participate at all.

The arrays move into pool segments of the shared-memory image, and a payload
names each region by a `SelfRelativePtr` — the same int32 delta representation
hw-native-sys#1947 introduced for a slot's payload and descriptor. `sizeof(PTO2TaskPayload)`
becomes a fixed 192 bytes, independent of all three caps, and the image carries
what a bind actually used rather than what its widest task implies.

Measured on DeepSeek-V4 flash decode (a2a3, 129 tasks / 86 GRAPH tasks), a
per-task-cap layout would reserve 16,512 fanin ids, 4,128 tensors and 2,064
scalars; this bind uses 1,664 / 151 / 72. The tasks average 1.17 tensors, which
is why striding by the widest leaves most of the reservation unused.

What this retires:

- `payload_stride` / `shipped_payload_stride`. A fixed-size payload makes the
image's payload segment one `memcpy` instead of one per task. On dsv4 the
restack goes from 133 `memcpy` calls to 8.
- `node_stride` / `graph_node_stride`. `GraphNodeStorage` is type-strided again
and `node_at()` is back to indexing. A Graph node's regions live in its
execution storage, sized by the Definition's arg-table counts and indexed by
  each node's own `tensor_offset` / `scalar_offset`.
- `runtime->sm_payload_stride` → `sm_image_bytes`. The device cannot recompute
an image whose pool extents are the bind's cursors, and needs no pool base
either: a payload resolves its own regions.

H2D stays at one copy. The pools are segments of the image, so host-side
`memcpy` fills them into the same upload buffer.

Load-bearing details:

- Deltas are re-taken in `compact_live_image`, which re-pitches the segments and
therefore changes those distances, exactly as it already re-takes the slot
bindings. Only the device copy is delta-invariant, because it moves a field
  and its target together.
- The fanin cursor advances when the count is published, not at bind:
`PTO2FaninBuilder` appends and dedups producers after the region is bound. The
cursor equality asserted there doubles as a re-entrancy check on that window.
- Every region is cache-line aligned so `init()`'s round-up scalar memcpy stays
inside the task's own region and keeps its branch-free form.
- Regions are exposed first-element-first, not per element: a store through an
unrelated pointer in a loop body defeats hoisting of the delta load, and
`build_payload`'s `args[]` writes are exactly that.
- The pool bases are the orchestrator's own state, not ring-header fields. The
device resolves a region through the payload's delta, so it never needs a
base, and the header that crosses to it keeps its 192 bytes.
- An outer GRAPH task binds only a fanin region. Its boundary arguments travel
inside the submission image and `graph_reset_outer_payload` zeroes both
argument counts, so it needs no tensor or scalar region at all. An unbound
region survives the restack unbound, which every consumer's count guard
  assumes; `UnboundRegionsStayUnbound` holds that.
- A bound region is inside its own mirror pool because the only binder is a bump
cursor on that pool. `compact_live_image`'s translation depends on it, so it
asserts it rather than re-deriving it, and `init` asserts that a non-zero count
has a region to store through.
- `init_per_ring` rejects a ring capacity whose mirror is past an int32 delta's
reach, before it considers the region's own size: no region, however large,
makes such a capacity usable. Image extents never exceed mirror extents, so
that one check also bounds the shipped image; `attach_populated` re-tests it on
the device side. `set()` leaves a field unbound rather than truncating, so an
out-of-reach pool would otherwise read back as null and be dereferenced.
- The payload is asserted trivially copyable and standard layout, per the wire
struct rule. A deleted special member is still trivial, so `SelfRelativePtr`
does not cost the payload either property — but without the assertion a future
member could, and `compact_live_image` would keep `memcpy`ing it.

`prefetch()` no longer touches byte 512, which was the early-dispatch block's old
home and is past the end of a 192-byte payload; `init`'s comment naming that
offset is corrected to the line the block now occupies.

`GraphNodeStorage`'s two layout assertions now state the properties the argument
pools need — that a node entry is at least `ChipTensor`-aligned, and that the
tensor stride keeps the scalar pool aligned — rather than `sizeof % alignof`,
which every type satisfies.

`BindArenaH2d`'s attribute buffer grows to hold the three added pool counts,
which 96 bytes would have truncated on a large bind.

Testing: 8 variants build (a2a3/a5 x sim/onboard x hbg/tmrb), including ccec for
the AICore gated path; C++ UT 114/114, with the compaction UT rewritten for
pools (packed-pool shipping, per-region rebinding inside the image, unbound
regions, layout delta reach).

The one finding that is not an inline thread — graph_execution.cpp 527-560, "validate tensor and scalar pool ranges as an exact partition" — is valid but pre-existing, and out of scope here.

Two nodes can indeed both declare tensor_offset == 0, and consumed_tensor_args would still reach tensor_arg_count while the second node overwrote the first. But those offsets are produced by graph_build_definition, unchanged by this PR; all this PR changes is what the offsets index into — this Definition's argument pools, sized by the arg-table counts, instead of a per-node stride. The same overlap would have corrupted the old per-node tensor arrays identically.

Fixing it properly means validating the offset tables where they are built, plus a graph_execution_localize guard, plus regression tests for an overlapping and a gappy Definition. That is its own change, not a rider on this one. Happy to file it as an issue.

All eight inline threads are answered and resolved: four were valid and are fixed (attrs buffer, the stale offset 512 comment, unbound-region asserts in init, containment asserts in compact_live_image), two had premises that do not hold (PTO2TaskPayload measures trivially_copyable=1 standard_layout=1 on both -std=c++17 and -std=c++20; the four slot-pitched offsets are pool-extent-independent by construction) and were still acted on where the underlying point was useful, and two are already covered by init_per_ring's int32-reach check.
