Follow up the published ACL diagnostic review. A changing accessor could supply one value for validation and another for the public aclFailure record.
Read each field once, validate and copy that same primitive value, and preserve validation short-circuiting. Unreadable getters or Proxy traps now omit the malformed record while preserving the sanitized required-mode error. Existing enums, numeric/boolean/null handling, spawn-code allowlist and ACL enforcement remain unchanged.
Verification
Windows x64, Bun 1.4.4, based on dev 3ea89653f5727aea41948ddbd5e833f74afe3e36:
Before the fix, five new boundary cases failed against the original source; the ordinary record control passed.
bun test tests/windows/windows-secret-acl-diagnostics.test.ts: 20 passed, including the final short-circuit regression.
Related tests: windows-secret-acl.test.ts173 passed, windows-secret-acl-removal-flight.test.ts16 passed, and the atomic-secret ACL rearm tests 23 passed. These ran before the final short-circuit adjustment; the affected diagnostics file was then revalidated.
bun check --no-script --noEmit: 2,243 files, zero type errors. The verified executable was called directly because lifecycle scripts were disabled during the frozen install.
Privacy scan, file-size ratchet and git diff --check passed. The ratchet initially encountered omitted tracked files in the sparse checkout; restoring only those canonical files, including the original symlink, allowed the unchanged check to pass.
An independent review of this exact two-file candidate found no additional blocking issue.
Hosted CI for head 121b1b6170c passed: 9 successful jobs / 12 policy skips. The affected-test run executed 51,229 passing tests / 332 skips / 0 failures, including all seven new boundary regressions. Catalog, ancestry and hygiene checks also passed.
Full-suite exception: local disk contention makes the full repository suite disproportionate for this narrow sanitizer change. The focused boundary, normal-record and related ACL tests were run with isolated homes and the repository preload; broader affected-test execution was completed by exact-head CI as recorded above. No test timeout, assertion, ACL policy or workflow gate was relaxed.
The existing structure contract already requires field-by-field sanitization, so no documentation change is needed. This is diagnostic-contract hardening; remote-attacker reachability and unrelated error-code handling are not claimed.
Checklist
Scope stays focused and avoids unrelated cleanup.
Docs or release notes were updated when needed (the existing contract remains accurate).
Security-sensitive changes have final maintainer acceptance; independent scoped review is recorded above.

Bug Fixes
Improved Windows secret-access error reporting when diagnostic details are malformed or cause errors during inspection.
Valid diagnostic information is preserved, while invalid optional details are omitted and invalid diagnostic records are discarded without replacing the original error.
Diagnostic details are now inspected consistently, reducing the chance that unexpected behavior while reading them disrupts error handling.

Walkthrough
sanitizeAclFailure reads each diagnostic field once, validates the captured values, and returns undefined if inspection throws. Tests cover hostile getters and Proxy traps, invalid fields, and preservation of valid records.
Changes: Windows ACL diagnostic sanitization
Layer / File(s)
Summary
Sanitize and validate ACL diagnostics src/lib/windows-secret-acl.ts, tests/windows/windows-secret-acl-diagnostics.test.ts, structure/ops/service-and-sidecars.md
The sanitizer captures and validates untrusted fields inside a try/catch. Tests verify single reads, rejection of invalid or throwing fields, retention of the sanitized error, and preservation of valid records. The documentation describes this behavior.
lidge-jun/opencodex#7773: Introduced AclFailureDiagnostics, aclFailure, and the sanitizer that this change hardens.
lidge-jun/opencodex#7875: Preserves ACL diagnostics in Windows updater cleanup errors; this change updates the sanitizer that produces those diagnostics.

`src/lib/windows-secret-acl.ts` retains removal ownership for an entire async harden, including principal lookup, successive ACL commands, retries and diagnostics, as well as tracking runners that outlive their deadlines. The exact-path timeout indicator keeps its existing meaning for atomic-file fallback. The Bun regression in `tests/windows/windows-secret-acl-removal-flight.test.ts` holds a normal command and verifies that removal remains blocked between successive commands. Required-mode failures keep their sanitized ETIMEDOUT/EICACLS semantics and additionally carry a bounded `aclFailure` record — fixed step and stage enums (`deadline_before_spawn`/`spawn_failed`/`runner_rejected`/`runner_watchdog`/`child_result`), measured elapsed and requested budget, success, exit code, and an allowlisted spawn code — copied field-by-field so no path, argv, SID, or child output crosses into the thrown error; `tests/windows/windows-secret-acl-diagnostics.test.ts` covers the boundary. Lifecycle acquisition opts into `verifyExistingRuntimeDirectory` before mutating its shared Windows runtime root. `src/lib/windows-owner-acl.ts` verifies a protected private DACL with the serving user's inheritable Full Control; an Administrators-owned runtime directory also qualifies when that group is enabled in the serving token, independently of its default owner. The ordinary private secret-file/pairing policy is unchanged. Verification is bound to unchanged device/inode/ctime and the original deadline, creates no hardening memo, and never falls through to the legacy name-only shortcut. Refusal retains required hardening and fail-closed errors. The root check does not certify descendants; the lifecycle database is hardened separately. Regression coverage is in `tests/windows/windows-lifecycle-root-acl.test.ts`.

Limit the throwing-trap guarantee to aclFailure reads.
Line 125 says a throwing getter or Proxy trap drops the record "while the sanitized required-mode error is still thrown." That holds only for reads of aclFailure and its fields. sanitizeAclFailure guards those reads with a try/catch. sanitizedAclError reads cause.code before it calls sanitizeAclFailure, and that read is outside any try. A cause Proxy whose has or get trap throws for code can therefore escape from sanitizedAclError as a raw exception. The test comment at tests/windows/windows-secret-acl-diagnostics.test.ts:556-557 also excludes this cause.code trap from the fix.
Scope the sentence to the aclFailure reads that the sanitizer protects:

Removal ownership captures lexical and canonical path identities before each work item or child starts, including Windows short names and directory aliases; deadline survivors retain the same identities. A deleted temporary file is captured through its existing parent. Unreadable identity at capture stays conservatively matched until settlement. Removal compares the requested root against those retained identities, so deleting or retargeting an alias cannot release the original root early. The same Bun regression verifies aliases changed mid-flight still block removal. Matching covers captured and current alias destinations; a second retarget by a writer of the protected directory is out of scope.
If the broader guarantee is required, move the "code" in cause and cause.code reads in sanitizedAclError inside a protected block, and keep the current sentence.

Review. Two fresh independent reviews on 121b1b6 (correctness and a dedicated security review), then a fresh pre-merge review on 372d7e7: PASS.
Correctness, minor: the owning contract in structure/ops/service-and-sidecars.md did not describe the single-read / drop-on-throw guarantee. Fixed in 372d7e7; this supersedes the description's "no documentation change is needed" line.
Security: no finding in this diff. The reviewer noted that the existing error.code handling in sanitizeDiagnostics / isTimeoutError predates this PR, which leaves it unchanged. It is out of scope for this PR; the code values come from our own spawn path.
Verification. On Windows x64 (Bun 1.4.4) the head's windows-secret-acl-diagnostics + windows-secret-acl tests passed 193 / 0 fail. On dev 4fc870074 merged with this head and #7973, typecheck, layout/tooling/ratchet (38 pass) and structure:check passed.
Exact-head CI. Cross-platform run 41047178370 on 372d7e7 completed success (gates, test changed, structure gate and aggregate ci all succeeded). Every other reported check is either success or a policy skip.
Not run: the full local suite, which concurrent lanes make impractical on this host, and native Windows CI jobs, which are policy-skipped on PRs.
