New Project lookup can fail for a private GitHub repository when T3's host token cannot read it, even though Git's existing HTTPS helper selects a valid organisation-scoped PAT. Choosing a different gh account does not distinguish multiple PATs belonging to the same login.

Fixes #21264.

Set T3CODE_GITHUB_USE_GIT_CREDENTIALS=1 on the server to resolve github.com repository credentials through existing system/global Git HTTPS helpers before the host token. Repository selectors are validated and retain the exact helper spelling. A genuine credential miss can use the existing settings/environment/gh fallback; helper failures stop safely, and an API denial never retries with another token. Default host behavior is unchanged when the option is absent.

Repository context follows lookup, REST/GraphQL requests, PR reads and writes, stacks, and media fetches. Operation pins, credential fingerprints, caches, rate-limit pauses and mixed-repository batching retain the credential selected for that repository. Repository viewer keys preserve web/mobile Authored and author filters while retaining legacy host fallback. No additional credential store or account-management UI is introduced.

The current merge preserves upstream tracing, pagination boundary deduplication, viewed-file invalidation and ETag stack reads. It also keeps upstream’s REST /user 403 → GraphQL viewer identity verification under the same pinned credential, with validated numeric identity and no alternate-token retry. Both endpoints retain operation repository provenance and the caller’s pause policy, including a pause starting between requests. Upstream’s narrow requested-reviewer field retry and auto-merge permission gates remain intact. The newly added paginated PR file-stat read uses the same existing operation pin, so token rotation can take effect only on the next operation. Its change-breakdown cache retains the existing repository/fingerprint namespace and passes the matching remote selector spelling to the provider, including mixed-case owners and repository names. The new validator path retains repository and credential provenance when pinning requests; validators and cached bodies remain separated by credential fingerprint. Background scoped viewer discovery and both PR-list captures respect active pauses, while existing interactive and other helper defaults remain unchanged.

Scope

This uses CONTRIBUTING's configuration exception for the established GitHub capability: an explicit credential-source option reuses configured helpers. Related #14123, #16068 and #17004 cover overlapping routing and batching behavior; this PR does not resolve every wrapper or multi-environment case. #20337 and its replacement account-selection stack #21581/#21582/#21583 choose logins by owner/repository; this option additionally supports organisation-specific PATs for the same login.

Verification

Current source incorporates exact upstream 4741dc563f5df538babe02421dca513f2458e577 and is tested with Effect 4.0.5 and Bun 1.4.3.

  • Current correction: 91 service tests and 17 selected API boundary tests passed. Three focused cases overlap the service suite. Ordinary and routed breakdowns retain exact mixed-case provider selectors, fingerprint-separated caches, repeat hits, rotation and switching back. A fake-HTTP fixture through the actual Credentials/REST/request-policy/API/native-provider layers checks cold and warm breakdown reads, same-login token rotation, authorization, counts, fingerprints and normalized provenance. Before the fix, the provider-selector assertions failed; the native fixture already retained the correct pinned tokens. No wrong-token switch was reproduced.

  • Fresh independent correctness/security/performance/quality review: PASS, with three affected cases independently passing. Server types passed in parent and independent runs from the clean dependency tree after all 27 product source hashes matched. Exact changed-file lint/formatting and task-relative whitespace passed, with one inherited empty-pattern warning. The preceding head's 398 backend and 55 web/mobile viewer passes, 17 independent credential/cache cases, six independent viewer cases and three scoped typechecks remain separate qualifications; unchanged product paths retain their exact bytes. Overlapping runs are not summed. Prior broader provider lint, inherited markdown dependency and full-mobile dependency limitations remain documented separately.

  • Clean build/native verification: seven isolated native read checks passed under the application's Node runtime, including the change-breakdown RPC, a cold PR-first mixed-owner list with both repository viewers, existing PR detail, two shorthand lookups and two full-URL lookups. SQLite was ok with two test projects; the session was revoked, its server stopped and the live process stayed unchanged. All 27 product source hashes matched the build inputs. Running installations, live Git configuration and credentials are unchanged.

Earlier clean builds of preceding contributions passed eight native checks including HTTPS clone and New Project import through clone completion. A separately pinned 0.1.0 port reproduced the original lookup failure, passed native checks after the patch, and was accepted by its owner in the client. These are separately preserved qualifications; neither clone/import nor owner acceptance is inferred for the current build. The old Bun-incompatible GC case was removed upstream; it is not a current pass or exclusion, and older qualifications retain their historical exclusion.

GitHub write operations use fake-transport tests; native checks use existing private repositories without publishing names, token values, contents or API responses. Native credentials belong to one login; different-login filtering is covered by client regressions. No automated visual browser/desktop, Windows-hosted server or native mobile acceptance is claimed. Full mobile application typechecking remains blocked by absent Expo/native dependencies.

The external test config merges the repository Vite config and aliases node:sea to a non-SEA isSea() => false stub for Bun. Normal Node-based upstream testing does not need it. Earlier revisions excluded releases an expired diff nobody reads again because Bun lacks its VM garbage-collection facility; upstream removed that test in the current merge, and current runs use no exclusion. Mobile pure-logic tests use external aliases to actual workspace contracts/client-runtime sources; no product modules are mocked or tooling changes committed.

Implemented with OpenAI GPT-6 in Codex; independently reviewed in a fresh Codex session.

Reuse existing global Git HTTPS helpers for github.com repository requests, including multiple organisation-scoped PATs belonging to the same login. Keep existing host authentication precedence unchanged by default.

Carry validated repository scope through the shared request policy, typed REST and GraphQL transports, native operations, resolver batches, server caches, and media redirects. Preserve original remote spelling for helper matching while retaining canonical identities, and keep fallback credential-cache provenance separate from operation scope.

Add real Git, routing, mutation, media, identity and rotation regressions, plus opt-in documentation. Verified 586 focused tests with one explicit pre-existing Bun VM-GC exclusion, scoped typechecks and lint/format checks, fresh independent review, and eight native checks against a clean-built candidate with case-sensitive helper rules.

📝 Walkthrough

The change adds opt-in Git credential-helper authentication for GitHub.com repository operations. Repository scope now passes through credential lookup, GitHub REST and GraphQL requests, pull-request services, media fetching, caching, and viewer resolution.

Changes: Repository-scoped GitHub authentication

Layer / File(s) Summary
Git credential lookup
packages/source-control-github/src/server/GitHubCredentials.ts, packages/source-control-github/src/server/GitHubGitCredentials.test.ts
Git helper lookup supports repository-specific credentials, validation, caching, fallback, typed errors, and invalidation.

REST and GraphQL operations carry repository scope into credential selection. Pinned credentials retain scope. Authentication failures invalidate the selected repository credential. Multi-repository searches and statistics run per repository when enabled.
Pull-request service integration
apps/server/src/pullRequest/PullRequestService.ts, apps/server/src/pullRequest/PullRequestService.test.ts
Pull-request operations use repository-specific credentials, viewers, selectors, and cache identities. Credential-enabled list and statistics paths bypass host-wide caches.
Media fetching and viewer resolution
apps/server/src/assets/GitHubMediaFetch.ts, apps/mobile/src/features/pull-requests/pullRequestList.ts, apps/web/src/components/pullRequest/pullRequestList.logic.ts, packages/contracts/src/pullRequest.ts
Media fetching derives repository context from URLs and restricts bearer-token forwarding across redirects. Mobile and web lists resolve repository-specific viewers before host-level fallbacks.
Documentation and validation
docs/user/source-control.md, packages/source-control-github/src/server/*test.ts
Documentation describes the opt-in setting and fallback behavior. Tests cover repository isolation, redirects, credential rotation, cache invalidation, rate-limit pauses, and helper failures.

Merge Risk: ⚪ Minimal · up to 268fa

The mixed-case credential lookup concern is addressed. No actionable merge-blocking issue remains after normal checks.

Security architecture risk: 🔵 Low · up to 268fa

The change makes additional server-configured GitHub credentials available to repository operations, including writes. Inspected paths validate repository selectors, preserve credentials throughout an operation, and avoid switching tokens after denial. No introduced security defect was established, but coverage is bounded and production helper configurations were not validated.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — When enabled, the added credential authority reaches existing repository reads and PR mutations, not just project lookup. Effective exposure follows the repositories and permissions available through the server's configured helper-selected PATs. Repository pinning constrains application credential routing; it does not reduce the PAT's GitHub permissions.

Trust Boundaries and Controls

  • observed — Repository selectors are validated before entering Git's credential protocol. Helper execution disables prompts and tracing, clears repository/config override selectors, and bounds runtime and output. Malformed, truncated, or mismatched helper responses fail without retaining helper output in the returned credential error. Host disablement is checked before lookup.
  • observed — Request policy rejects a pinned host or repository mismatch and uses the pinned token instead of acquiring another credential. Authentication denial invalidates the relevant source for a later operation without retrying with another token. REST user-identity verification can fall back to GraphQL on 403, but both requests retain the same pin, repository provenance, and pause policy.
  • observed — Repository-aware media requests forward authorization only to allowlisted GitHub hosts whose parsed repository matches the operation repository. This restriction also applies when lookup selected a fallback host credential after a helper miss. Redirects are manual, bounded, and require HTTPS for subsequent targets.

Resilience and Maintainability Implications

  • observed — Positive helper results and genuine misses have bounded cache lifetimes, while helper failures are not cached. Invalidation covers selector spelling variants for the same normalized repository. These controls limit stale authority and preserve fail-closed behavior without silently changing the active operation's identity.

Full details: Linked Issues check

Explanation

Issue [#21264] requires an explicit opt-in for repository-aware GitHub credentials, reuse of Git HTTPS helper credentials for the target repository, support for same-login organisation PATs, and unchanged host-token behavior by default. GitHubCredentials implements T3CODE_GITHUB_USE_GIT_CREDENTIALS=1, validates repository selectors, preserves helper spelling, and falls back only on a genuine credential miss. GitHubSourceControlProvider, GitHubRequestPolicy, REST, GraphQL, pull-request, stack, and media paths propagate repository context and pin the selected credential. Tests cover lookup, shorthand and HTTPS selectors, helper failures, fallback, token refusal, credential isolation, rotation, and mixed-repository requests.

Full details: Out of Scope Changes check

Explanation

The changes remain within [#21264]. Request propagation, credential pinning, cache and fingerprint isolation, pause handling, pull-request operations, stacks, media, and viewer-key updates support repository-scoped GitHub authentication across the affected flows. Tests and documentation support the option. The PR does not add a credential store, account-management UI, permission changes, or unrelated account-selection behavior.

🚀 Performance & Scalability | 🟡 Minor | ⚡ Quick win

Preserve the credential pause for background scoped lookups.

The scoped list path calls withVerifiedCredential without identifying the lookup as background work. On a cold or expired routingIdentities entry, this sends getRoutingIdentity with allowReserve: true, which allows the request during an active credential pause. The identity cache lasts 10 minutes, so this is not one GitHub request per repository on every refresh. Cold or expired entries can still bypass backoff and record another rate limit.

Add an opt-in pause override that preserves current interactive behavior, then disable it for the background list path.

Key Git credentials by the exact validated helper path and remove mutable spelling state. Keep canonical repository provenance, and invalidate every cached spelling through the native cache API, including pending entries and clone-suffix inputs.

Recognize only complete normal missing-credential stderr variants across Git versions; preserve sanitized failures for diagnostics, partial output and malformed responses. Cover expiry, concurrent invalidation, HTTP 401/403, case-sensitive real Git stores and fallback behavior. Focused and independent checks pass 98 tests and GitHub types; lint, formatting and frozen source verification pass.
Let verified credential captures opt out of the interactive pause override.
Apply that policy to scoped viewer discovery and both credential captures in
the PR-list flow, including identity expiry between discovery and the read.
Keep existing interactive and other helper defaults, cache reuse, credential
fingerprint isolation, and pinned routing unchanged.

Add real request-policy regressions for cold and expired identities, cached
reuse, credential-specific pauses, explicit overrides, and the second-capture
expiry race. Fresh independent review passed 371 tests (one unchanged Bun GC
exclusion), three scoped typechecks, lint, formatting, and whitespace checks.

Addressed the out-of-diff pause/backoff note in this review in df30bbd.

Scoped viewer discovery and both PR-list credential captures now respect the selected credential's rate-limit pause when identity HTTP is needed, including identity expiry between the two stages. Warm cached identities remain usable without HTTP; omitted/explicit interactive overrides and other summary/detail/watch defaults retain their existing behavior. One credential's pause does not block another.

Validation: 371 affected tests passed and all 371 passed in a fresh independent review, retaining the one unchanged Bun GC exclusion. Three scoped typechecks plus lint/formatting passed. A clean build passed six isolated native read checks (cold PR list with repository viewers, PR detail, and shorthand/URL lookups); its session was revoked and temporary server stopped. Running installations were unchanged. The description now distinguishes this six-read follow-up from earlier clone/import qualification.

the correct source. Add same-path PAT rotation,304,401 and403 regressions.

Validation: final API/service tests376 pass with one inherited Bun GC
exclusion; client attribution tests159 pass. Fresh independent review passes
615 affected tests with the same exclusion, three scoped types, exact-file
lint/format and both task-patch whitespace checks. Server types use fresh
upstream dependencies; the original missing-markdown-dependency failure is
preserved separately. No live deployment or credential changes.

Resolved the conflicts with current upstream in ac1ea4f, preserving branch history with a normal merge of c2fb438b38f5beb970dca6ced542b9f2a7f85f34.

The resolution keeps upstream tracing, pagination boundary handling, viewed-file invalidation and ETag stack reads. The new validator path retains repository and credential provenance, including PAT replacement for the same repository/path, separate 304 bodies and scoped 401/403 invalidation without token fallback.

Validation: final developer API/service: 376 passed (one inherited Bun GC exclusion), client attribution: 159 passed, and fresh independent review: 615 affected tests passed with the same exclusion. All three scoped types, targeted lint/formatting and task-patch whitespace passed. A clean frozen build passed six isolated native read checks; the session was revoked, test server stopped and live process remained unchanged. The first QA preflight failure is preserved; only its isolated duplicate-alias fixture was corrected to retain an additional credential mapping. No running installation was updated.

Integrate exact upstream 9482773
without rewriting the contribution branch. Retain its same-token GraphQL
identity verification and narrow requested-reviewer/auto-merge behavior.

Keep operation repository, selected token provenance and pause policy on
both identity endpoints. Cover same-login PAT separation, token rotation,
operation pin reuse and a pause beginning between REST and GraphQL.

Validate with 691 developer affected tests and fresh independent review,
scoped typechecks, a hash-bound clean build and isolated native read QA.
Preserve the existing GC exclusion, dependency and broader lint limitations.
No live service, credential or installed-release changes.

Integrated exact upstream 94827737ea018902dd2e932cddb51643365dc446 with a normal history-preserving merge at 3971fbf8030f066e9ab89a549dff3e0b0254fc97.

The conflict resolution keeps upstream's REST /user 403 → GraphQL viewer verification under the same pinned token. Both endpoints preserve repository provenance and explicit pause policy, including a pause starting between them; no alternate-token retry was added. Upstream's requested-reviewer field retry and auto-merge permission checks remain intact.

Validation: 691 developer affected tests and 725 independent affected tests passed in separate runs (one existing Bun GC exclusion each). Three scoped typechecks, resolution lint/formatting, a hash-bound clean build and six isolated native read checks passed. All 27 source hashes match; only the API resolution and its regressions differ from the automatic merge tree. Existing broader provider lint, inherited dependency and full-mobile limitations remain documented in the PR. Native clone/import qualification remains evidence from earlier builds. Running installations and credentials were unchanged.

✅ Action performed

Reviews resumed and review finished.

Merge exact upstream 4741dc5
without rewriting the existing contribution branch history.

Wrap the new file-statistics read with the existing operation credential
pin. Keep page requests on one repository token through rotation and
preserve fingerprint-separated change-breakdown caches.

Resolve three test conflicts while retaining upstream's unrelated test
removals. Restore imports required by surviving credential/viewer tests.
Validate with focused tests, independent review, scoped typechecks, a
source-bound clean build and isolated native reads. Keep prior limitations
and installed release/rollback artifacts unchanged; no live changes.

Integrated exact upstream 4741dc563f5df538babe02421dca513f2458e577 with a normal history-preserving merge at 98fb227948aa040f92fef7a08617e8f5290f1a3d.

The new paginated file-stat read now uses the existing operation credential pin. A token rotated on page one cannot change credentials mid-read; the next operation can use the replacement. The change-breakdown cache retains its repository/fingerprint namespace. Three test conflicts retain the repository-viewer and credential regressions while preserving upstream's unrelated test deletions.

Validation: 398 affected backend tests and 55 viewer tests passed, without skips/exclusions. Removing the new wrapper makes the pagination regression fail; restoring it passes. Fresh independent review found no issues; 17 boundary cases, six viewer cases and three scoped typechecks passed independently. A hash-bound clean build passed seven isolated native reads, including the new change-breakdown RPC. Only five planned paths differ from the automatic merge; all other 27,975 paths match. Prior GC-exclusion history remains separate: upstream removed that test, so current runs do not count or exclude it. Existing broader lint, fixture and mobile dependency limitations remain documented. No running installation, live Git configuration or credentials were changed.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Pass providerRepository(project) to getFileStats in changeBreakdownCache.

This PR changes every other provider call site to use providerRepository(project). This loader still passes project.repository, which is the canonical lowercase selector.

Here is how the failure happens when T3CODE_GITHUB_USE_GIT_CREDENTIALS=1 is set:

  • GitHubPullRequestApi.getPullRequestFileStats is wrapped by withRepositoryCredential(input, ...).
  • That wrapper calls api.credential(host, "ownera/repo") instead of "OwnerA/Repo".
  • URL-scoped Git helpers match the path case-sensitively, so the lookup misses the repository PAT.
  • The lookup then falls back to the host token or fails.

For a private repository that only the org-scoped PAT can read, the change breakdown then fails or reads under the wrong credential. Detail, diff, and stats for the same project read correctly.

The test at apps/server/src/pullRequest/PullRequestService.test.ts Line 1383 does not catch this. That project's remote uses the same casing as its canonical repository.

🐛 Proposed fix
           return read({
             cwd: project.project.workspaceRoot,
- repository: project.repository,
+ repository: providerRepository(project),
             host: project.host,
             number: ref.number,
           }).pipe(

Update the assertion in the change-breakdown test to expect the provider spelling. Also add a case where the project has a mixed-case remoteUrl.

Pass the matching original remote selector through the existing
providerRepository helper when loading PR change breakdowns.

Extend ordinary and routed fingerprint-cache tests for mixed-case
selectors, warm hits, credential rotation and switching back. Exercise
cold/warm breakdown requests through the native credential and HTTP
layers, retaining normalized provenance and the existing token pin.

The native fixture already preserved the correct token before this
change; the reproduced regression was the provider selector spelling.

Addressed the out-of-diff mixed-case breakdown finding in 268faa8.

The loader now uses the existing providerRepository(project) selector, matching the other provider calls. The ordinary/routed cache tests use a lowercase canonical identity with a mixed-case remote and retain warm-hit, fingerprint rotation and switch-back coverage.

I also extended the actual Credentials/REST/request-policy/API/native-provider fixture to check cold/warm breakdowns, same-login token rotation, HTTP authorization, counts and pinned provenance. That fixture confirms the caller pin already protected the token before this correction; the reproduced regression was the provider selector spelling, not a token switch.

Validation: 91 service tests and 17 selected API boundary tests passed; three affected cases passed independently, alongside fresh independent review and server types. Changed-file lint/formatting, clean build and seven isolated native READ checks passed. The inherited lint warning and prior broader lint/mobile/dependency limitations remain recorded separately. No running installation or live credentials were changed.
