[None][fix] agent-flow: spill oversized system prompts to a file and forward Claude CLI stderr - #19766
Conversation
…forward Claude CLI stderr The Agent SDK passes the system prompt to the claude binary as one argv string, and Linux caps a single argv string at 128 KiB (MAX_ARG_STRLEN), so a long task brief kills the CLI at exec with '[Errno 7] Argument list too long'. Above a threshold (default 64 KiB, override with AGENT_FLOW_SYSTEM_PROMPT_FILE_THRESHOLD) the full prompt is now written to a content-addressed file under the working directory (.agent-flow/system-prompt-<sha12>.md) and the argv prompt becomes a short pointer telling the model to read it first. Content addressing lets concurrent roles with the same prompt share one file and keeps a changed prompt from overwriting a file a live session may still read. Also forward the Claude CLI's stderr to the parent's stderr so startup failures are diagnosable instead of vanishing with the subprocess. Signed-off-by: Brian Nguyen <brnguyen@nvidia.com>

Main's NVIDIA#19896 (2681ed1) moved PyTorchModelEngine's decoder execution into DecoderRunner (engine/runners/decoder/runner.py) and the encoder-decoder fast path into EncoderDecoderRunner, so this branch's model_engine.py changes conflicted. model_engine.py is main's; the branch's changes move to where that code now lives: - DecoderRunner, from NVIDIA#19816 (U1): the step-copy gather, the staged previous batch / position indices, gather_ids written by copy_to_device_if_changed, no num_accepted_draft_tokens buffer, and the CUDA graphs' static inputs; from NVIDIA#19814 (U3): the gather of vocabulary-sharded logits for post-processors. - EncoderDecoderRunner: its previous_batch_indices_cuda write clears the staged batch indices. - The two tests that called the moved members call the runner. Dev Engineer Review
spill_system_promptkeeps prompts at or below the configured threshold inline. Larger prompts are written to content-addressed files under.agent-flow, and the CLI receives a pointer prompt. The default threshold is 64 KiB.AGENT_FLOW_SYSTEM_PROMPT_FILE_THRESHOLDoverrides it when it contains an integer; invalid values fall back to the default with a warning.ClaudeCodeBackend.create_clientuses the selected working directory for both prompt spilling and SDK configuration. It forwards CLI stderr with the[claude-cli stderr]prefix. Current review findings were not supplied.QA Engineer Review
agent-flow/tests/test_backends.pyadds three tests for unchanged short prompts, long-prompt spill files and pointer guidance, and content-addressed file reuse. These tests cover the core spill behavior. They do not establish coverage for threshold environment-variable parsing or stderr forwarding. Coverage verdict: needs follow-up for those new paths. Integration test-list registration is not applicable to this unit test file. Test execution results were not established by the supplied evidence.Per-File QA Perspective
agent-flow/agent_flow/backends/claude_code.py: Verify inline behavior at the threshold boundary, environment-variable handling, spill-file creation and reuse, working-directory selection, and prefixed stderr forwarding.agent-flow/tests/test_backends.py: Covers short and long prompts, pointer content, and content-addressed reuse. It is a unit test file, not an integration test-list entry.Description
Two small robustness fixes for the Claude Code backend:
1. Oversized system prompts kill the CLI at exec. The Agent SDK passes
the composed system prompt to the
claudebinary as a single argv string, and Linux caps one argv string at 128 KiB (
MAX_ARG_STRLEN). A large taskbrief (easy to hit with
modeling-bringuptask files that embed referencepaths, environment gotchas, and completion criteria) therefore fails at
process spawn with
[Errno 7] Argument list too long, before any modelturn starts.
Fix: above a threshold (default 64 KiB, overridable with
AGENT_FLOW_SYSTEM_PROMPT_FILE_THRESHOLD),spill_system_prompt()writesthe full prompt to a content-addressed file under the session working
directory (
.agent-flow/system-prompt-<sha12>.md) and passes a shortpointer prompt on argv that instructs the model to read the file first.
Content addressing means concurrent roles with an identical prompt share
one file, and a changed prompt never overwrites a file a live session may
still be reading. Below the threshold, behavior is byte-for-byte unchanged.
No SDK feature is involved; the pointer is plain prompt text.
2. Claude CLI startup failures are silent. When the CLI subprocess dies
at startup, its stderr vanishes with it and the caller only sees a generic
SDK error. The backend now forwards the CLI's stderr lines to the parent's
stderr (prefixed
[claude-cli stderr]), which is how the argv failureabove was diagnosed in the first place.
Test Coverage
TestSystemPromptSpillinagent-flow/tests/test_backends.py:short prompts pass through unchanged with no side effects; long prompts
are spilled with the pointer referencing the file and staying far under
the limit; spill files are content-addressed (same prompt deduplicates,
different prompt gets a new file).
cd agent-flow && python -m pytest tests -qpasses (1357 passed, 3 skipped) with these changes.
