Added host firewall setup with a preview mode, plus domain address updates for public, registry, and storage services.
Added a read-only database login for database tools and browser-based access to the OpenBao secrets interface.
Installer guidance now covers checksum and optional signature verification, setup, channel switching, and uninstall.
Documentation
Expanded release trust, backup and recovery, and production setup instructions; consolidated hosting and deployment guidance into the main README and operational guides.
Changes
Snapshot and fork behavior has changed; standby snapshots and selecting a snapshot when forking are no longer available.
## Summary
Operator secrets are now managed in OpenBao's web UI instead of
gitignored env files pushed by a script.
- `moon run deploy:openbao` forwards OpenBao to `localhost:18200`, logs
in through Kubernetes auth as a new `snapflow-operator` role and prints
a one-hour token to sign in with. OpenBao stays cluster-internal; the UI
is never routed through Traefik.
- The `snapflow-operator` policy (written by the configure job) can
create, edit, roll back and delete only the operator secrets:
`snapflow/api`, `alerts`, `backups`, `cloudflare-dns` and `edges/*`. It
cannot read the keyrings and platform credentials the job generates,
write any other path, or change OpenBao itself. The old shell used the
far broader `snapflow-configure` role.
- Closing the session (Ctrl-C) annotates every ExternalSecret with
`force-sync`, so edits reach the cluster at once instead of at the
hourly refresh, as the push did.
- `ui = true` in the OpenBao server config.
- Removed: `deploy:secrets`, `push-secrets.sh`, `openbao-shell.sh` and
`lib/openbao-session.sh`. `docs/deployment.md` describes the UI
workflow.
The `/deploy/secrets/production/` gitignore entry stays until the
operator has moved its existing local values into OpenBao and deleted
the folder, so those files can never be committed by accident.
## Testing
- Against a throwaway OpenBao 2.7.1 (the pinned image) with the policy
generated exactly as `configure.sh` writes it, an operator token could
create, update, read, roll back and delete `snapflow/api` and
`snapflow/edges/home`, and list `snapflow/` and `snapflow/edges/`; it
was denied reading or writing `snapflow/api/encryption-keyring` and
`snapflow/platform/redis`, writing other paths, writing policies and
listing mounts.
- `deploy/scripts/validate.sh` passes for every stage; shellcheck is
clean on the new and changed scripts.
… access (#15)
Dynamic DNS: favonia/cloudflare-ddns keeps the public site, registry and storage records on the home connection's current IPv4 address, in the infrastructure-configs stage so it runs before the platform and apps. It reuses the cert-manager DNS token and reports failures to the alerts channel; that stage now takes the shared cluster settings.
Host firewall: deploy/bootstrap/host-firewall.sh applies the server's whole UFW configuration declaratively: public edge and Traefik ports, SSH and the k3s API from the administrative network only, and the k3s pod and service networks. It lists every port Docker or Kubernetes exposes past UFW.
Database access: CloudNativePG manages a snapflow_readonly role in pg_read_all_data, with a password generated in OpenBao that the operator can read in the UI.
The api's env-docs command becomes env-file and only lays out the local apps/api/.env; its CI check is gone. Runbook content now lives in the files it describes: cluster-settings.env, bootstrap-flux.sh, install-k3s.sh, the backup manifests, notifications.yaml, postgres.yaml, the deploy:openbao output, the TUF trust root README and the README.
Removes unused configuration, the tsx dependency, pnpm entries for packages no longer installed, unused API helpers and environment registry fields, and dead microVM runtime code: the never-applied WithVolumeBlockStore and WithGPUManager options, the unwired fork-from-snapshot-record path, and four uncalled methods. GPU passthrough, volumes and standby pause, restore and fork behave as before.
The pull request changes API environment-file handling, microVM runtime and snapshot behavior, and production operations. It adds deployment tooling and resources, updates release and host documentation, removes several guides and code declarations, and adjusts repository configuration.
Environment namespace definitions no longer include a name field or name type parameter. The exported EnvironmentVariableName type was removed.
Local environment-file layout apps/api/src/cli/commands/env-file.command.ts, apps/api/src/cli/commands/env-docs.command.ts, apps/api/src/cli/cli.module.ts, apps/api/src/config/environment/utils/*
The CLI adds an env-file command that lays out an existing local .env, rejects unregistered variables, and writes changed content. The environment-reference generator was removed.
Environment task and validation wiring apps/api/moon.yml, .github/workflows/ci.yml, biome.json
The workspace task now runs env-file after the production build and is excluded from CI. CI no longer runs the environment-docs check. The Biome exception for two environment-reading files was removed.
The runtime constructor and configuration no longer accept custom volume block stores or GPU managers. Backend setup constructs managers from paths and host GPU information.
Fork source loading and materialization libs/microvm-go/types/requests.go, libs/microvm-go/internal/runtime/fork.go, libs/microvm-go/internal/runtime/fork_source.go, libs/microvm-go/internal/runtime/*test.go
Fork requests no longer include a snapshot ID. Fork processing loads source metadata and uses the source-directory materialization path. Snapshot-provenance tests were removed or narrowed.
Snapshot creation no longer copies VM snapshot directories. The standby snapshot entry point, standby kind, and VM payload materialization method were removed.
Production Operations
Layer / File(s)
Summary
Host firewall and bootstrap guidance deploy/bootstrap/host-firewall.sh, deploy/bootstrap/install-k3s.sh, deploy/apps/production/kustomization.yaml
A script adds UFW setup, dry-run support, network rules, and exposure reporting. Bootstrap instructions and migration compatibility guidance were updated.
Production substitutions and DNS updates deploy/clusters/production/*, deploy/infrastructure/configs/*, deploy/charts/snapflow/ci/production-values.yaml
The infrastructure configuration uses the cluster-settings ConfigMap for substitutions. A Cloudflare DDNS namespace, secret, and deployment were added. Production image tags now use the build- prefix.
OpenBao UI access now uses a port-forward and Kubernetes service-account authentication, then requests ExternalSecrets synchronization on exit. The operator identity and policy were added; the previous shell and secret-push scripts and task were removed.
Read-only database access and recovery guidance deploy/platform/data/*, deploy/platform/backups/*
A managed read-only PostgreSQL role and OpenBao-backed secret were added. Backup comments now describe restore steps for PostgreSQL, k3s, OpenBao, and RustFS.
Deployment validation and setup notes deploy/scripts/validate.sh, deploy/scripts/bootstrap-flux.sh
Infrastructure validation now applies strict Flux substitutions. Bootstrap comments describe production-cluster setup and Flux status checks.
Documentation and Repository Setup
Layer / File(s)
Summary
Release and host documentation README.md, apps/snapflow/internal/tuf/trust/README.md, CONTRIBUTING.md, docs/*.md, .github/workflows/release.yml
The README adds installer, host, and release verification details. The trust README adds release operations guidance. The previous deployment, hosting, and release guides were deleted, and links were updated.
Development-container port forwarding and image metadata were removed. Ignore and editor exclusion rules changed, and Biome no longer excludes generated paths from its global include patterns.
Workspace tooling and maintenance package.json, pnpm-workspace.yaml, apps/api/package.json, apps/api/src/generate-openapi.ts, apps/marketing/Dockerfile, scripts/*
The tsx dependency and catalog entry were removed, and workspace build allowlists and overrides changed. The marketing image no longer rebuilds @parcel/watcher; cleanup and GeoIP attribution comments were updated.
Other API and Service Removals
Layer / File(s)
Summary
Removed helpers and accessors apps/api/src/common/utils/*, apps/api/src/payments/funds/constants/stripe.constants.ts, apps/edge/internal/edge/edgetest/tunnels.go, apps/snapflow/internal/sshgateway/service.go, libs/microvm-go/imagecache/platform.go, libs/microvm-go/internal/lifecycle/coordinator.go
Several API helpers, constants, and accessors were removed. The edge test tunnel no longer tracks opened streams.
Restore the executable bit on the GeoIP downloader before merge, or the API image build can fail. The environment-file command can silently erase local credentials, and the new host firewall script has gaps that can lock out or expose a server or break multi-node networking. The recovery and signing runbooks also have gaps worth fixing, but these affect operators rather than runtime behavior.

Restore the executable bit on the GeoIP downloader.
This PR changes scripts/download-geoip-database.sh from mode 100755 to 100644. The API Dockerfile copies the file to /usr/local/bin/download-geoip-database (line 76) and runs it directly (line 78). A non-executable file cannot run in that form, so the API image build can fail with exit 126 (permission denied).
Alternatively, change the Dockerfile to invoke the script through the shell, which does not require the executable bit. Restoring the mode keeps the existing invocation unchanged.

forkCapturesMemory returns true for RuntimeStateStandby and for RuntimeStateStarted. The table now covers only started and stopped sources. A later change could drop the standby branch without failing a test. That branch controls whether validateMemorySnapshotPolicy runs for standby sources with managed secrets.

Clarify or implement the additional-server role.
This role follows the description of server-edge as the first server. An operator can therefore use server for another server in that cluster. The installer instead writes cluster-init: true and supplies no joining URL or token, so it starts a separate cluster. Implement a join path for additional servers, or state that server starts a separate first server. (raw.githubusercontent.com)

Document recovery of the local volumes.
After machine loss, the etcd snapshot restores PV and PVC objects, not their host data. K3s local-path volumes also remain bound to the old node. OpenBao and the other stateful services can therefore remain unschedulable or start without their data. Document how to replace or rebind these volumes before restoring each service. (docs.k3s.io)

Preserve valid assignments before rewriting .env.
If apps/api/.env contains export DATABASE_URL=..., Node loads that value, but variableLines does not recognize the line. layoutEnvironmentFile then emits DATABASE_URL= and reports no unregistered variable. The command writes that output and discards the local credential. Spaced assignments have the same failure. Parse these Node-supported forms, or reject input the layout cannot preserve before writing. (nodejs.org)

Stop all TUF writers during a manual ceremony.
Disabling refresh alone does not stop release.yml or promote.yml from publishing TUF metadata. If either publishes after the download, the final manual upload can overwrite its newer timestamp.json with the old one. Clients that saw the newer timestamp can then reject updates as a rollback. Coordinate the ceremony with both workflows as well. (raw.githubusercontent.com)

Suspend the backup job during recovery.
If snapflow-object-storage-backup runs after empty RustFS buckets are created but before recovery finishes, its sync moves the R2 mirror into rustfs-changes. The documented restore then reads an empty or partial mirror. Suspend the CronJob and its Flux reconciliation until recovery is complete.

Review comment at @deploy/platform/data/postgres-backups.yaml at line 6:
Document the application cutover in the restore guidance near the “Restore
(after OpenBao)” comment. Explain how to prevent Flux from reconciling the
existing snapflow-postgres Cluster and replace it with the recovered Cluster, or
how to update the application’s database and CA-secret references and scheduled
backup to use the recovered Cluster.

Make the first-install commands runnable.
Step 3 omits the required PUBLIC_IP and role argument for install-k3s.sh. It also omits root privileges for both scripts. The first script exits before installation when no role is supplied, and the firewall script rejects non-root execution. Update the instructions with a complete command, such as sudo PUBLIC_IP=<public-ip> deploy/bootstrap/install-k3s.sh <role>, followed by sudo deploy/bootstrap/host-firewall.sh. The setup cannot proceed if these comments are followed literally. (raw.githubusercontent.com)

Update the first-install instructions for install-k3s.sh to run with root
privileges and include both the PUBLIC_IP value and required role argument; also
prefix the host-firewall.sh command with sudo. Keep the commands in the
documented order.

Keep the sync on the session’s cluster.
If the operator changes the current kubeconfig context while the UI is open, this command annotates the new cluster instead. The edited secrets can remain unsynchronized for up to an hour. Capture the context at startup and pass it to every kubectl command.

Capture the active kubeconfig context when the UI script starts, then pass that
captured context to every kubectl invocation, including the externalsecrets
annotation command, so later context changes do not redirect operations.

Verify that the port-forward owns the IPv4 listener.
If another process already listens on 127.0.0.1:18200 and answers the health request, the script sends the service-account JWT to that process. kubectl can still succeed by binding only ::1. (raw.githubusercontent.com)
Bind explicitly to 127.0.0.1 and wait for confirmation that this port-forward has started before sending credentials.

Review comment at @deploy/scripts/openbao-ui.sh around lines 44 - 45:
Update the port-forward startup flow used by the readiness loop around address
and ready_attempts so it binds explicitly to 127.0.0.1 and confirms that this
port-forward has started before any health check or credential request proceeds.
Do not treat a successful health response alone as confirmation that the
port-forward owns the IPv4 listener.
