feat(server): export how long runs take and how they end - #22094
Conversation
ApprovabilityVerdict: Needs Human Approval Macroscope's review found this PR requires human approval — This PR adds a new run-telemetry capability and integrates stateful outcome recording, timing, deduplication, and lineage reads into the production EventSink commit path. The scope is broader than a minor instrumentation change and introduces meaningful coordination behavior in shared orchestration infrastructure. Notes:

T3 only measured how long a provider takes to accept a turn, so there was no way to see how long agents actually run or how often runs fail. Record each run once, after the commit that first shows it finished: t3_runs_total by outcome, t3_run_duration from start to finish, and t3_run_queue_wait from request to start, labeled by provider instance, model family and whether the run is delegated. A rollback rewrites runs that already finished to rolled_back with the rollback time as their completion. After a restart forgot which runs were counted, the recorder counted them again with a duration running to the rollback. Rollbacks are not how a run ended, so they are no longer recorded. …ishing RunMetrics imported isTerminalRunStatus from ThreadManagementService, which imports back into EventSink. Depending on load order, ThreadManagementService evaluated before LegacyV1ThreadImporter was defined and test suites failed to load. RunMetrics now declares the outcomes it records itself. Run outcomes are also recorded before the committed events are published, so an interrupted publish cannot lose one. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

apps/server/src/orchestration-v2/RunMetrics.ts:42-45
🎯 Functional Correctness | 🟡 Minor | ⚡ Quick winNarrow this to a bounded telemetry overcount.
CheckpointCaptureServicecan emit a later terminalrun.updatedafter asynchronous checkpoint capture. Delegated-completion delivery can also re-emit a parent run with its existing terminal status. If either update arrives after 4096 newer terminal IDs, eviction can add one counter increment and duplicate timing observations. This affects in-memory metrics only. The recorder already forgets IDs after a restart, so durable deduplication is not an established contract. Treat this as a minor best-effort deduplication limitation, or document a retention window supported by the application’s maximum expected finalization delay. Do not require durable deduplication for this telemetry path.

Protect the recording step from interruption.
If the publishing fiber is interrupted after counted.add(run.id) but before all Metric.update calls finish, the committed run can retain incomplete metrics. A later update skips that ID. Make recordRunOutcomes(events) uninterruptible as one recording step before publication. Effect documents that interruption can stop an executing fiber. (effect.website)

A run only carries delegatedTaskId when a follow-up is associated with a task, so the initial run of a delegate_task child was counted as delegated=false. The recorder now also asks the projection store for the thread's lineage, once per newly counted run without a task id; a failed lookup falls back to false so publication never fails on telemetry. The live driver no longer dereferences a child in the native scenario, which has no app-owned child, and its barrier expects the lineage label. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
The run outcome recorder read thread lineage from the publish lane, after the commit. A concurrent writer could take the SQLite writer connection and then wait for the lane while the publisher waited for that connection, deadlocking both writes for good. The recorder now has two steps. `prepare` reads lineage inside each write transaction, on the connection that transaction already holds, and leaves the process-wide dedup alone, so a rollback reserves nothing. `record` runs after the commit with no I/O and stays the only place that decides what is counted, using the same ordered 4096-run FIFO bound as before. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Preparation skipped runs it had already counted. Within one batch, newer runs can evict such a run before recording reaches it, so its repeat after the eviction was lost (pre-counted X, then [4096 new runs, X] counted 4097, not 4098). Preparation now readies every finished run in order, sharing one lineage read per thread per batch, and recording stays the only deduplication. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Include metrics in the default all suite
capture:run-metrics-live runs with the default --scenario all. Line 57 expands all to idle, active, native and nested only. As a result, the default command never runs metricProgram. That program covers queued runs, cancellation, interruption, rollback and rollback after restart. Line 44 also leaves metrics out of the validation message.

such as , or a raw \\host\share path, was classified as a host file. Rendering it asked the server for a signed asset URL, and the server's realpath on the resulting UNC path made Windows open an SMB session and send the user's NetNTLMv2 response to the attacker's host, with no click and no tool call. File-link chips did the same through filesystem.getMetadata, which stats every absolute path, and storage cleanup stats the store paths in a worktree's pnpm manifest, which an agent can write. Network paths (two leading separators, as Windows reads them: \\h, //h, /\h) now only resolve inside the thread's project, so projects on a share keep working: - clients block them in markdown images and stop treating them as file links - the web stops asking for their metadata - the server refuses them for media assets and file reads outside the project, never stats one for metadata, and storage cleanup ignores a pnpm manifest that names one - each check hands the filesystem the resolved path it approved, since Windows reads a `\\?\` path as written, `..` included Co-authored-by: Claude Opus Problem
T3's only turn metric,
t3_provider_turn_duration, measures how long a provider takes to accept a turn, not how long the turn runs. With telemetry from a 44-server fleet there was no way to see how long agents actually work, how long runs wait before starting, or how often they fail.Fix
Each run is recorded once, after the commit that first shows it in a terminal status:
t3_runs_total: runs by outcome (completed,failed,cancelled,interrupted).t3_run_duration: wall time from start to terminal status.t3_run_queue_wait: time from request to start. All three are labeled with the provider instance, model family, outcome and whether the run is delegated.
The recorder hooks into
EventSink's publish step, which runs once per commit, after the commit succeeds, and never on replay. A finished run's row is updated again later (its checkpoint, settlement), so the recorder remembers the last 4,096 runs it counted to keep each run to a single count. A run cancelled before it started is counted, but not timed. A rollback isn't recorded: it rewrites runs that already finished, so it would count them again with a duration running to the rollback.Verification
RunMetrics.test.ts: a finished run is counted once even after a later update, with its duration and queue wait; a rollback reaching a fresh recorder (the restart case) records nothing; a run cancelled before starting is counted without timings.vp test runon the new test,Metrics.test.ts,EffectWorker.test.ts,Orchestrator.control-reads.test.tsandRunExecutionService.test.ts(90 passed), plus lint and typecheck forapps/server.Done by Claude Opus 5.5 in Claude Code, running in T3 Code.
