Fork builds stopped because upstream main (cfafb4b) conflicts with every patch branch. patch/bots is built on patch/home, so this merges PR #42's branch (fix/home-upstream-merge, 06e9caf), which already carries upstream, and re-applies bots on top.

Conflicts

Every conflict came from upstream pingdotgg#19559 deleting comments next to lines bots changed. I used the rule from PR #42. A comment that existed at the merge base and that upstream deleted stays deleted, even where bots had edited it. A comment bots added stays. All bots code is kept.

  • packages/client-runtime/src/state/threadInbox.ts: kept bots' hasReadyPlan extraction, which botShelfName uses. Dropped the "plan prompt outranks" comment.
  • apps/mobile/src/persistence/mobile-preferences.ts: kept threadListBotShelfExpanded. Dropped the filters comment.
  • apps/web/src/components/Sidebar.drag.ts: kept isCardSection with the bots section and its doc comment. Dropped the Pins label comment.
  • apps/web/src/components/Sidebar.logic.ts: added the Bots shelf to upstream's shortened drag comment. Dropped the three comments upstream deleted, including the "So does the Bots shelf" line, which only continued a deleted comment.
  • apps/web/src/components/Sidebar.logic.test.ts: dropped the section layout comment above the drag fixture.
  • apps/web/src/components/Sidebar.tsx: kept the bots list and botThreads: sortBotThreads(bots). Dropped three comments.
  • apps/mobile/src/features/threads/threadListV2.ts: kept botCount, botShelfHeaderIndex and botShelfExpanded with their doc comments. Dropped the comments upstream deleted.

Comparing the changed lines of origin/patch/home..origin/patch/bots with this merge against the home fix shows only these comment lines differ. All 33 bots files are still in the diff, and every code line bots added is present.

Verification

  • pnpm install finished.
  • pnpm --filter <pkg> typecheck exited 0 with no errors for @t3tools/contracts, @t3tools/client-runtime, t3, @t3tools/web, @t3tools/desktop and @t3tools/mobile.
  • pnpm exec vp test run in each package passed:
    • server: src/mcp/toolkits/project/handlers.test.ts src/mcp/toolkits/core.test.ts src/mcp/OrchestratorMcpService.test.ts src/relay/AgentAwarenessRelay.test.ts, 4 files, 81 tests.
    • web: src/components/Sidebar.logic.test.ts src/components/CommandPalette.logic.test.ts, 2 files, 182 tests.
    • client-runtime: src/state/threadInbox.test.ts, 6 tests.
    • mobile: src/features/threads/threadListV2.test.ts src/lib/storage.test.ts, 2 files, 124 tests.
    • contracts: src/botThreads.test.ts, 4 tests.
    • shared: src/agentAwareness.test.ts, 11 tests.
  • pnpm exec vp fmt --check on the 7 resolved files reported all files formatted.
  • git grep -n '^<<<<<<<\|^>>>>>>>' found no conflict markers.

The server has no thread toolkit handler test, so none ran for toolkits/thread/handlers.ts. It merged cleanly and typechecks.

Review tier: 6/10; merges 100 upstream commits and the home fix into a patch branch that fork builds ship

Two-way door: a revert restores the conflicting patch

Blast radius: fork nightly builds and the Bots sidebar section and bot thread marker

Merges upstream cfafb4b. Every conflict came from upstream's comment
prune (pingdotgg#19559) deleting comments next to lines the Home patch changed.
Each hunk keeps the Home code. A comment that existed at the merge base
and that upstream deleted stays deleted, even where the patch had edited
it. Comments the Home patch added stay.

- contracts orchestratorMcp, rpc, server, settings: kept the nullable
  projectId, the home.* and fleet.* methods, homeWorkspaceRoot, and the
  home setting. Dropped the pruned section header and field comments.
- server thread handlers: kept defaultThreadId and the Home check in
  project search. Dropped the pruned comments.
- server ManagedProjectFolders: kept the Home AGENTS.md section code.
  Dropped the module doc that upstream deleted. Reformatted one Home
  call that the formatter now flags.
- desktop DesktopWindow: kept the DesktopState service, dropped the
  pruned latch comment.
- web CommandPalette, DraftHeroHeadline, SettingsScopeSentence: kept
  the Home filters and the /settings/home path, dropped pruned comments.
- web Sidebar: kept the patch's status table in place of upstream's
  ternary, which changed only in comments, and the Home thread argument
  to filterSidebarV2VisibleThreads.

[minor] Require an explicit thread ID for remote renames · apps/server/src/mcp/toolkits/orchestrator/handlers.ts:144-148

[minor] Require an explicit thread ID for remote renames · logic

A remote rename without threadId inherits Home's local thread ID and sends it to the other environment. This produces thread_not_found instead of reporting the missing target, or renames the wrong thread if that ID exists there.

When it breaks: An active, full-access Home calls t3_thread_update with action:'rename', title:'X', and a connected remote environmentId, omitting threadId.

Evidence (level 4: ran code): packages/contracts/src/threadMetadataMcp.ts:82-110 accepts this input. apps/server/src/mcp/McpToolAccess.ts:129-133 skips target checks for an omitted ID. handlers.ts:144-148 substitutes the caller's ID; homeRouting.ts:80-88 forwards it remotely. FleetService.ts:134-140 and 414-423 looks up and renames that ID. Running scratch/c18/remote-rename.mjs through the real toolkit and handler on Node v24.18.0 confirmed an outgoing remote threads.rename request containing threadId:'home:local'. The relay was mocked; the remote failure follows from the cited service code. The base handler had no remote routing.

Suggested fix: Default to scope.thread?.threadId only when environmentId is omitted or equals scope.environmentId. Otherwise leave threadId undefined so the existing invalid_request branch rejects the missing remote target.

Raised by checklist-opus; verified by gpt-6.1-sol. Finding r1-18.

Verify this finding against the current code before changing anything. In apps/server/src/mcp/toolkits/orchestrator/handlers.ts:144-148, t3_thread_update defaults an omitted remote target to Home's local thread ID. Restrict that fallback to the local environment, matching defaultThreadId in toolkits/thread/handlers.ts:80-88. Add focused coverage proving a remote rename without threadId is rejected before invoking the relay, while local defaulting and explicit remote targets remain supported.
[minor] Preserve deferred settlement for Home's own thread · apps/server/src/mcp/toolkits/thread/handlers.ts:333-337

[minor] Preserve deferred settlement for Home's own thread · logic

Home's self-settle call routes through FleetService and immediately dispatches thread.settle, bypassing deferred settlement. The orchestrator rejects the command while Home's run is active, so settlement never gets scheduled despite the tool's promise.

When it breaks: Home calls t3_thread_organize with {"action":"settle"}, omitting threadId, during an active full-access/default turn.

Evidence (level 4: ran code): handlers.ts:80-88 defaults the target to the calling thread; handlers.ts:333-337 routes Home before reaching settleThread at :340-343. homeRouting.ts:85-88,103-104 executes local Home calls through FleetService. FleetService.ts:389-410 dispatches thread.settle directly. Orchestrator.ts:2634-2658 rejects settlement while a run is active, whereas ThreadManagementService.ts:942-952 schedules settlement after completion. Running scratch/c17/settle-probe.mjs with the real toolkit handler, routing, and FleetService plus an active-thread service double recorded one immediate thread.settle dispatch and no settleThread call. At base cfafb4b, handlers.ts:290-297 called settleThread directly without Home routing.

Suggested fix: Handle settlement targeting the caller's own thread in the local environment through settleThread({byOwnAgent: true}) before routing to FleetService, preserving Home's permission checks. Keep remote and other-thread operations routed.

Raised by checklist-opus; verified by gpt-6.1-sol. Finding r1-17.

Verify this finding against the current code before changing anything. In apps/server/src/mcp/toolkits/thread/handlers.ts:333-337, Home routing bypasses the deferred self-settle path at lines 340-343. An active Home calling t3_thread_organize({action:'settle'}) therefore dispatches thread.settle immediately through FleetService.ts:389-410 and receives the orchestrator's active-run refusal. Route local self-settlement through settleThread({byOwnAgent: true}), retaining Home permission checks and existing remote/other-thread routing. Add focused coverage proving an active Home receives settlesWhenTurnEnds=true without an immediate settle dispatch.
[minor] Bound the retained bot tombstones · apps/server/src/relay/AgentAwarenessRelay.ts:627-635

[minor] Bound the retained bot tombstones · performance

Every successfully cleared bot thread retains its identity in the publication map, even after deletion. With stable relay configuration, these entries accumulate indefinitely, increasing memory use and the cost of copying the entire map on subsequent publications.

When it breaks: A long-running server with relay publishing enabled repeatedly creates and finishes distinct bot threads without disabling publishing or changing relay credentials.

Evidence (level 4: ran code): AgentAwarenessRelay.ts:627-635 copies the full map and retains bot tombstones. Lines 556-567 return immediately for an unchanged tombstone, so a subsequent deletion cannot remove it. Lines 437-441 clear the map only through connection reset. packages/shared/src/agentAwareness.ts:72-77 projects finished bot work as null. Ran scratch/c14/repro.mts using the real relay module with mocked thread storage and HTTP plus TestClock: three running, completed, then missing threads left 1, 2, and 3 retained entries, all valued "null". Base version lines 619-624 deleted entries after null publications.

Suggested fix: Bound bot tombstone retention with an eviction policy, and remove entries for deleted or missing threads before the unchanged-identity early return. Preserve duplicate suppression for retained finished threads.

Raised by sweep-opus; verified by gpt-6.1-sol. Finding r1-15.

Verify this finding against the current code before changing anything. In apps/server/src/relay/AgentAwarenessRelay.ts:627-635, bot tombstones remain indefinitely in publishedStateByThreadRef, while every successful publication copies the entire map. Bound tombstone retention and evict deleted or missing threads before that return, while preserving duplicate suppression. Add focused coverage for multiple finished bot threads and deletion cleanup.
[minor] Keep user-added projects available when only bot threads remain · apps/web/src/components/CommandPalette.tsx:918-923

[minor] Keep user-added projects available when only bot threads remain · logic

The palette infers project ownership from non-archived threads. A user-added project disappears from project search and "New thread in..." when its only non-archived threads belong to bots, preventing the user from selecting that project through either entry point.

When it breaks: In an ungrouped project, archive all user threads, or start with none, then launch a thread with bot: "warden".

Evidence (level 4: ran code): packages/client-runtime/src/state/threadInbox.ts:119-124 skips archived user threads and classifies the remaining bot thread as a bot-only project. apps/server/src/mcp/toolkits/project/handlers.ts:170-182,204-216,266-270 allows a bot-marked thread in an existing project. CommandPalette.tsx:918-923 removes that project's group; :1226 and :1274 consume the filtered list for both entry points. Ran scratch/c13/verify-project-picker.mjs on Node 24.18.0, importing the real helper and evaluating the unchanged picker expression extracted from the component: an archived-user project has one entry before a bot launch and zero afterward; an active user thread preserves it. The base revision's CommandPalette.tsx:879-885 maps every picker entry without this exclusion.

Suggested fix: Remove the active-thread-based project exclusion from pickerProjects. If bot-owned projects must be hidden, filter using explicit project ownership metadata that preserves user-added projects.

Raised by sweep-opus; verified by gpt-6.1-sol. Finding r1-14.

[minor] Exit macOS fullscreen before hiding on close · apps/desktop/src/window/DesktopWindow.ts:667-668

[minor] Exit macOS fullscreen before hiding on close · logic

With Home enabled, closing a fullscreen macOS window cancels the close and immediately hides it. This leaves a black fullscreen Space that the user must navigate away from manually.

When it breaks: Enable Home on macOS, enter native fullscreen, then close the main window with Cmd+W or the red close button.

Evidence (level 3: traced the failing path): apps/web/src/components/home/HomeFleetHost.tsx:45-49 enables keepAliveOnClose when Home has a thread; apps/desktop/src/ipc/methods/keepAliveOnClose.ts:14-16 stores that flag. DesktopWindow.ts:659-668 cancels closing and calls hide() without leaving fullscreen. Its fullscreen listeners at lines 672-679 only notify the renderer. The pinned Electron 44.4.5 macOS implementation calls orderOut:nil without exiting fullscreen. An Electron maintainer confirmed that this native operation leaves fullscreen windows black. The failure follows from that documented native behavior and the reachable call path; it was not reproduced in a running macOS app. At base cfafb4b, DesktopWindow.ts:657-659 only flushed bounds and allowed normal closing, so this change introduces the path.

Suggested fix: After preventing close, check isFullScreen(). If true, register a one-shot leave-full-screen handler that hides the still-live window, then call setFullScreen(false). Otherwise hide immediately. Wait for the event because macOS fullscreen transitions are asynchronous.

Raised by checklist-opus; verified by gpt-6.1-sol. Finding r1-19.

Verify this finding against the current code before changing anything. In apps/desktop/src/window/DesktopWindow.ts:659-668, the macOS keepAliveOnClose branch hides native fullscreen windows directly, leaving a black fullscreen Space. Preserve the existing platform, keep-alive, and quitting guards. For fullscreen windows, register a one-shot leave-full-screen callback before calling setFullScreen(false), and hide after that callback fires if the window is still alive. Keep immediate hiding for ordinary windows and avoid duplicate pending callbacks on repeated close requests.
[minor] Mobile new-task picker offers Home's folder, and the server accepts launches there · apps/mobile/src/features/threads/new-task-flow-provider.tsx:262

[minor] Mobile new-task picker offers Home's folder, and the server accepts launches there · logic

ensureHomeProject registers Home's folder, which holds Home's AGENTS.md, as an ordinary project. Web hides it in every place that picks a project: the default project, the command palette, the sidebar scope list and the header crumb. Mobile's new-task flow builds its project list from all projects and has no Home filter. The server's client launchThread RPC never calls refuseHomeFolder, so a mobile task can start an ordinary agent in Home's folder, where it reads Home's instructions and behaves as if it were Home.

When it breaks: Enable Home on a desktop server and connect the mobile app. Open New task. Pick the "Home" project, or let it be picked automatically when it is the only project. Send the task.

Evidence (level 3: traced the failing path): - apps/server/src/project/ManagedProjectFolders.ts:571-596: Home is created through the normal projects.bootstrap with title "Home". Nothing marks it hidden, so it shows up in every client's project list.

  • apps/mobile/src/features/threads/new-task-flow-provider.tsx:262-275: projectScopes is built from useProjects() with buildHomeProjectScopes and nothing else. apps/mobile/src/features/home/homeThreadList.ts:43-66 only filters by environment. A grep for homeWorkspaceRoot or isHomeProject finds no use anywhere under apps/mobile.
  • apps/mobile/src/features/threads/new-task-project-selection.ts:39-44,105-106: when there is only one project scope, it is selected automatically.
  • The web client does filter Home: apps/web/src/lib/chatThreadActions.ts:76-102 (defaultNewThreadProjectRef), apps/web/src/components/CommandPalette.tsx:1217-1226 ("no search result or picker starts a thread there") and apps/web/src/components/Sidebar.tsx:2511-2521.
  • Server guard: apps/server/src/home/FleetService.ts:72-101 refuseHomeFolder is called only from FleetService.ts:268 and mcp/toolkits/project/handlers.ts:147. The client RPC at apps/server/src/ws.ts:1929-1951 (launchThread) goes straight to ThreadMessageIntake.launchThread, and neither ThreadMessageIntake.ts nor ThreadLaunchService.ts checks the Home folder.
  • At base cfafb4b ensureHomeProject/isInHomeFolder did not exist, so this change introduces the gap.
  • The claim pointed at ManagedProjectFolders.ts, but the missing exclusion is on the mobile side and in the server's client launch path.

Suggested fix: Filter Home out of mobile's new-task project scopes the same way web does. Read homeWorkspaceRoot from the primary environment's server config and drop any scope that has a member where member.environmentId === primaryEnvironmentId && isHomeProject(member, homeWorkspaceRoot), before sortHomeProjectScopes. For defense in depth, call refuseHomeFolder (or folders.isInHomeFolder on the project root and the existing worktree path) in the server's client launchThread path too, so no client can start a thread in Home's folder.

Raised by bugs-sol; verified by claude-opus-5-5. Finding r1-8.

Verify this finding against the current code before changing anything. Problem: Home's folder (ManagedProjectFolders.ensureHomeProject, apps/server/src/project/ManagedProjectFolders.ts:571-596) is registered as an ordinary project. Web hides it from every project picker (apps/web/src/lib/chatThreadActions.ts:76-102, apps/web/src/components/CommandPalette.tsx:1217-1226, apps/web/src/components/Sidebar.tsx:2511-2521). Mobile's new-task flow (apps/mobile/src/features/threads/new-task-flow-provider.tsx:262-275) builds `projectScopes` from all projects with no Home filter, and the server's client `launchThread` RPC (apps/server/src/ws.ts:1929+) never calls `refuseHomeFolder` (apps/server/src/home/FleetService.ts:77-101). Fix: (1) In new-task-flow-provider.tsx, get `homeWorkspaceRoot` and the primary environment id from the server config the mobile app already loads. Exclude any scope whose members include a project on the primary environment where `isHomeProject(project, homeWorkspaceRoot)` (from @t3tools/client-runtime/state/projects) is true, so the Home scope can neither be picked nor auto-selected as the only scope. (2) Optionally, also refuse Home-folder launches on the server's client launch path, using `ManagedProjectFolders.isInHomeFolder` on the project's workspaceRoot and any existing_worktree path, and return an invalid-request error. Add a focused test for the mobile scope filter and, if you add the server guard, one for that too.
[minor] Turning off an idle Home doesn't stop its delegated tasks from waking it again · apps/server/src/home/HomeService.ts:185-204

[minor] Turning off an idle Home doesn't stop its delegated tasks from waking it again · logic

If the former Home is idle, stopFormerHome only sends queue.hold. With no queued runs, that command records nothing that lasts: it just emits thread.metadata-updated. The function then returns because activeRunId is null. Any async delegated task Home started keeps running. When that child asks a question or finishes, the server sends the former Home a queue_after_active message. The thread is idle, so that message starts a new full-access turn on a Home the user turned off or replaced.

When it breaks: 1. Home calls delegate_task with mode: 'async' and ends its turn. 2. The user turns Home off or starts fresh, so stopFormerHome runs on an idle thread. 3. The child thread raises a user_input request, or it completes. 4. The reactor wakes the parent, and the former Home starts a new turn.

Evidence (level 3: traced the failing path): - apps/server/src/home/HomeService.ts:192-196: queue.hold is sent, then the function returns when shell.activeRunId === null. Nothing touches the thread's subagents or children.

  • apps/server/src/orchestration-v2/Orchestrator.ts:10874-10900: queue.hold only sets queueHeld: true on runs that are already queued. When there are none, it emits only thread.metadata-updated, so no hold remains.
  • Orchestrator.ts:5017-5022: a newly queued run gets queueHeld only if some other queued run is already held. That is not the case here.
  • Orchestrator.ts:4893-4909: shouldQueue requires queueBehindRun !== undefined. On an idle thread a queue_after_active message skips the queue block and starts a run right away (Orchestrator.ts:5185 onward).
  • apps/server/src/orchestration-v2/DelegatedTaskQuestionReactor.ts:32-58 and 106-150: when a child's user_input request is pending, the reactor sends message.dispatch with queue_after_active to task.threadId (the former Home). It skips only parents that are archived or deleted.
  • HomeService.ts:253-259: disable neither archives nor settles the former Home, so that check does not stop the wake.
  • No Home-specific gate on delegate_task turned up: grep for HOME_THREAD_ID_PREFIX and callerIsHome finds gating only in project/home toolkits, and the delegate_task tool text says an async child's completion wakes the parent.
  • HomeService.ts does not exist at base cfafb4b, so this change introduces the problem.

Suggested fix: In stopFormerHome, also stop the former Home's open delegated work, whether or not a run is active. Read the thread's subagents. For each app_owned task that is not completed, failed, cancelled or interrupted, send subagent.stop (or interrupt the active run of its child thread). Another option is to make the wake paths skip a parent that no longer holds the Home grant. Also fix the comment on queue.hold: it doesn't block messages that arrive later on an idle thread.

File: `apps/server/src/home/HomeService.ts`, `stopFormerHome` (about lines 185-204).

Problem: when the former Home is idle, `stopFormerHome` sends `queue.hold` and then returns because `activeRunId` is null. On a thread with no queued runs, `queue.hold` (`apps/server/src/orchestration-v2/Orchestrator.ts`, `case "queue.hold"`, about line 10874) emits only `thread.metadata-updated`, so nothing stays held. Async delegated tasks that Home started keep running. When one asks a question, `DelegatedTaskQuestionReactor.wakeParent` sends a `message.dispatch` with `queue_after_active` to the former Home. Delegated completion delivery does the same when a child finishes. Neither checks the Home grant, and the former Home is not archived after `disable`. Because the thread is idle, `shouldQueue` is false and the message starts a new full-access turn on a Home the user turned off.

Fix: in `stopFormerHome`, after the hold, read the former Home's subagents (for example through `ThreadManagementService` or `ProjectionStore` `getThreadRecords(threadId, ["subagents"])`). For every `app_owned` task whose status is not completed, failed, cancelled or interrupted, send the existing `subagent.stop` command (see the `Orchestrator.ts` handler around line 8991 and `ThreadStop.test.ts` for its shape). Each command needs its own `home-stop:` command id. Keep the whole step best effort, like the rest of `stopFormerHome`.

Add a focused test in `apps/server/src/home/HomeService.test.ts`:
1. Set up an idle Home that has a running async delegated child.
2. Call `disable`.
3. Raise a `user_input` request on the child.
4. Drain the effect worker, then assert that the former Home thread has no new run.

Update the doc comment on `stopFormerHome` so it no longer claims the hold stops all later turns.

[minor] Watch events are lost for good when the hub connection is down for about a minute · error-handling

The diff baseline in previous.current moves forward before the batch is sent. After the twelfth failed send, the batch is thrown away and nothing is logged. A request made while the hub is disconnected fails right away, so an outage of about a minute uses up every attempt. After the connection comes back, the diff sees no change, so Home never hears about that approval, question, failure or completion.

When it breaks: A watched thread (for example one on a remote environment the renderer is still connected to) asks for approval or finishes. Meanwhile the renderer's connection to the desktop's own server stays down for about 57 seconds (1.5 s plus 11 × 5 s), for example during a backend restart or a sleep/wake reconnect. The connection then recovers and that thread changes no further.

Evidence (level 3: traced the failing path): - apps/web/src/components/home/HomeFleetHost.tsx:171-180: diffWatchedThreads runs and previous.current = next is set before any send, so the transition is now part of the baseline.

  • HomeFleetHost.tsx:189-191: the batch is taken out of pending.current before report(...) is awaited.
  • HomeFleetHost.tsx:194-199: once ++failures.current reaches WATCH_REPORT_ATTEMPTS (12), the code skips the re-queue, resets failures.current = 0 and continues. batch is never put back. There is no log and no UI signal.
  • HomeFleetHost.tsx:26-28: the comment says it retries "for about a minute, then dropped". 12 attempts with a 5 s retry gap.
  • packages/client-runtime/src/rpc/client.ts:133-149, 199: requestGuarded calls currentSession(), which fails at once with EnvironmentRpcUnavailableError when there is no session. It does not wait for a reconnect, so each attempt during an outage fails within milliseconds and the retry budget is purely time-based.
  • apps/web/src/components/home/homeWatch.ts:123-131: events fire only when attention !== prior.attention or completion > prior.completion. With the advanced baseline those are false on later passes, so a reconnect cannot produce the event again.
  • The file does not exist at base cfafb4b. This merge adds it to the diff.
  • The drop is documented as intended, but losing these events quietly on a short outage still goes against the reporter's purpose. That is why this is minor and not a refutation.

Suggested fix: Do not count connection-unavailable failures toward the retry limit. Keep the cap only for errors the server actually returns:

const failure = result._tag === "Success" ? null : squashAtomCommandFailure(result);
const unavailable =
  failure !== null &&
  typeof failure === "object" &&
  (failure as { _tag?: string })._tag === "EnvironmentRpcUnavailableError";
if (failure !== null && (unavailable || ++failures.current < WATCH_REPORT_ATTEMPTS)) {
  pending.current = [...batch, ...pending.current];
  timer.current = setTimeout(() => void send(), WATCH_REPORT_RETRY_MS);
  return;
}

An alternative is to keep the dropped batch and send it again when the primary environment's connection phase changes back to "connected". Update the comment at lines 26-28 to match.

File: apps/web/src/components/home/HomeFleetHost.tsx, `HomeWatchReporter`, lines 186-203 (the `send` closure) and the constants at lines 26-28.

Problem: `previous.current` is advanced to the new diff baseline (line 179) before the batch is sent. When `report(...)` fails 12 times in a row (`WATCH_REPORT_ATTEMPTS`), the batch is thrown away (lines 194-199) and nothing is logged. `requestGuarded` in packages/client-runtime/src/rpc/client.ts fails immediately with `EnvironmentRpcUnavailableError` when the environment has no session, so an outage of about a minute uses up every retry. `diffWatchedThreads` (apps/web/src/components/home/homeWatch.ts) only emits on a transition from the stored baseline, so the lost approval, question, failure, completion or ended event is never produced again after the reconnect.

Fix: in `send`, inspect the failure with `squashAtomCommandFailure(result)` from `@t3tools/client-runtime/state/runtime`, which this file already imports. If the failure is `EnvironmentRpcUnavailableError` (tag "EnvironmentRpcUnavailableError"), re-queue the batch at the front of `pending.current` and schedule another attempt with `WATCH_REPORT_RETRY_MS`, without incrementing `failures.current`. Apply the attempt cap only to other failures. Keep the existing ordering guarantee: one batch in flight, and a failed batch goes back to the front. Update the comment on lines 26-27 to describe the new behavior. If there is a test file for this reporter or for homeWatch, add a focused test where the report fails with an unavailable error more than 12 times and then succeeds, and assert that the original events are delivered. Run only that test file and typecheck `@t3tools/web`.
[minor] User forks of a bot thread are treated as bot work, so their MCP launches get the bot marker · packages/contracts/src/botThreads.ts:25-31

[minor] User forks of a bot thread are treated as bot work, so their MCP launches get the bot marker · logic

threadOwnerBotName checks the thread's own id and then lineage.rootThreadId. A fork copies the source's rootThreadId, so a fork a user makes from a bot thread through the chat UI has no bot marker on its own id but still counts as owned by that bot. Threads that the fork's agent launches, forks, or delegates through MCP then get the bot:<name>: id. That puts them in the Bots shelf and keeps them out of the inbox. botProjectKeys also counts the user's fork as bot work.

When it breaks: The user forks a bot thread from the chat UI. In the fork, the agent calls the threads launch MCP tool without a bot argument, or calls t3_thread_fork or delegation. The new thread is created as bot:<name>:… and goes to the Bots shelf instead of the user's inbox.

Evidence (level 3: traced the failing path): - apps/web/src/components/ChatView.tsx:8238: the UI fork uses newThreadId(), a plain id with no bot prefix, and dispatches it through forkThreadFromRun (packages/client-runtime/src/operations/commands.ts:938-951, createdBy "user").

  • apps/server/src/orchestration-v2/ThreadForkService.ts:91-95: the fork's lineage is { parentThreadId: source.id, relationshipToParent: "fork", rootThreadId: source.lineage.rootThreadId }, so the bot thread's root is kept.
  • packages/contracts/src/botThreads.ts:31: threadBotName(thread.id) ?? threadBotName(thread.lineage.rootThreadId) returns the bot's name for that fork. The doc comment at lines 25-27 says the root fallback is meant for "a delegated child", but nothing checks relationshipToParent.
  • apps/server/src/mcp/toolkits/project/handlers.ts:170-182: when input.bot is undefined, launch uses threadOwnerBotName(caller) and builds botThreadId(bot, commandId).
  • apps/server/src/mcp/toolkits/thread/handlers.ts:137-139: t3_thread_fork does the same for agent forks.
  • apps/server/src/mcp/OrchestratorMcpService.ts:2327-2328: delegation does the same.
  • packages/client-runtime/src/state/threadInbox.ts:121: botProjectKeys treats the user's fork as bot work.
  • The file does not exist at base cfafb4b. The commits in this PR add it (18b1da1, d79e6a1).
  • I could not run a repro script because the sandbox denied execution, so this rests on the code trace.

Suggested fix: Inherit bot ownership only through subagent lineage, not through forks. For example, have threadOwnerBotName accept lineage.relationshipToParent and fall back to the root only when the thread is not a fork:

export const threadOwnerBotName = (thread: {
  readonly id: string;
  readonly lineage: { readonly rootThreadId: string; readonly relationshipToParent: "fork" | "subagent" | null };
}): BotName | null =>
  threadBotName(thread.id) ??
  (thread.lineage.relationshipToParent === "subagent" ? threadBotName(thread.lineage.rootThreadId) : null);

Agent-made forks of bot threads already get a bot id from t3_thread_fork, so they stay bot-owned through their own id. A deeper subagent under a user fork would still reach the bot root. If that matters, walk parents until the first fork, or stop resetting the root on forks.

Verify this finding against the current code before changing anything. In packages/contracts/src/botThreads.ts:25-31, `threadOwnerBotName` returns the bot name from `thread.lineage.rootThreadId` whenever the thread's own id has no bot marker. ThreadForkService (apps/server/src/orchestration-v2/ThreadForkService.ts:91-95) copies the source's rootThreadId into a fork. So a fork that a user makes from a bot thread in the UI (ChatView.tsx:8238 uses a plain `newThreadId()`) counts as bot-owned. The MCP launch handler (apps/server/src/mcp/toolkits/project/handlers.ts:170-182), `t3_thread_fork` (toolkits/thread/handlers.ts:137) and delegation (OrchestratorMcpService.ts:2327) then put the `bot:<name>:` prefix on threads that fork creates, and `botProjectKeys` (packages/client-runtime/src/state/threadInbox.ts:121) counts the fork as bot work. Change `threadOwnerBotName` so it inherits the root's bot only through subagent lineage (`lineage.relationshipToParent === "subagent"`), not through `"fork"`. Widen the parameter type to include `relationshipToParent`, which is in the OrchestrationV2 thread lineage schema at packages/contracts/src/orchestrationV2.ts:110, and update the callers and client shells that pass a narrower shape. Agent forks of bot threads still get a bot id from `t3_thread_fork`, so they keep the marker on their own id. Add a case to packages/contracts/src/botThreads.test.ts: a thread with a plain id and lineage `{ rootThreadId: "bot:x:1", relationshipToParent: "fork" }` returns null, and the same lineage with "subagent" returns "x". Run `vp test run src/botThreads.test.ts` in packages/contracts, plus the server MCP handler tests.

[minor] Home rejects remote renames of 201 to 512 characters that t3_thread_update accepts · api-contract

t3_thread_update accepts rename titles up to 512 characters, but the fleet request that Home sends to another environment caps title at 200. The handler forwards the title unchanged, so a remote rename with a 201 to 512 character title fails at the relay schema. The same rename in Home's own environment succeeds, because the local path never decodes the fleet schema.

When it breaks: Home calls t3_thread_update with action 'rename', an environmentId for another environment, and a title between 201 and 512 characters.

Evidence (level 3: traced the failing path): - packages/contracts/src/threadMetadataMcp.ts:40: ThreadMetadataTitle = TrimmedNonEmptyString.check(Schema.isMaxLength(512)) is the title type t3_thread_update accepts (apps/server/src/mcp/toolkits/orchestrator/tools.ts:230-233, parameters: ThreadMetadataMcpUpdateInput).

  • apps/server/src/mcp/toolkits/orchestrator/handlers.ts:145-153: on rename, input.title goes to routeHome(input.environmentId, "threads.rename", {threadId, title, ...}) unchanged. Nothing truncates it or checks the length.
  • apps/server/src/mcp/homeRouting.ts:84-87: if environmentId names another environment, the request goes through FleetBroker.invoke. Otherwise FleetService.execute runs on the typed object without decoding it, so local renames over 200 characters work.
  • apps/server/src/home/FleetBroker.ts:196: the remote request is queued as a FleetHostRequest. packages/contracts/src/home.ts:347-351: FleetHostRequest.invoke is FleetInvokeInput, and its threads.rename input is FleetThreadRenameInput, whose title is limited by Schema.isMaxLength(200) (home.ts:207).
  • packages/contracts/src/rpc.ts:1561-1572: that request is the success schema of the fleetConnect stream, and the target environment's fleetInvoke RPC uses payload: FleetInvokeInput. A 201 to 512 character title therefore fails encoding on Home's server or decoding on the remote server, so the remote rename is rejected and may surface only as a relay failure or timeout.
  • home.ts did not exist at the merge base (git show cfafb4bb54:packages/contracts/src/home.ts fails), so this change introduces the mismatch.
    I could not run a script because Bash execution was denied, so this is a step-by-step trace, not a demonstration.

Suggested fix: Give the fleet schema the same title bound as the MCP schema. Either export ThreadMetadataTitle from threadMetadataMcp.ts and use it, or match the limit directly:

export const FleetThreadRenameInput = Schema.Struct({
  environmentId: environmentIdField,
  threadId: ThreadId,
  title: TrimmedNonEmptyString.check(Schema.isMaxLength(512)),
  clientRequestId: Schema.optional(OrchestratorMcpClientRequestId),
});

For a remote environment, that call goes through FleetBroker as a `FleetHostRequest`/`FleetInvokeInput` (home.ts:327, 347-351; rpc.ts:1561-1572), and a 201 to 512 character title fails that schema. Make both limits the same: export `ThreadMetadataTitle` from threadMetadataMcp.ts (or a shared title schema) and use it for `FleetThreadRenameInput.title`, or change the limit to `Schema.isMaxLength(512)`. [critical] Operate-only clients can replace Home's trusted relay · security

Any authenticated client with orchestration:operate can replace the desktop relay, receive Home's cross-environment request payloads, and return forged results that satisfy the result schema. The desktop-mode guard checks the server, not the client's authority to relay.

When it breaks: While Home runs on a desktop-hosted server, an operate-only client subscribes to fleet.connect with invented connected environments, then answers intercepted requests through fleet.respond.

Evidence (level 4: ran code): RpcAuthorization.ts:198-199 permits both methods with operate scope. ws.ts:2901-2911 checks only home.available and delegates to the shared broker. HomeService.ts:126 defines availability by server mode. FleetBroker.ts:116-126 replaces the previous relay and accepts its advertised environments; :180-198 routes requests using that list; :140-154 accepts responses by request ID; :216-219 validates only result shape. mcp/homeRouting.ts:85-90 returns these results to Home. Running node /home/kyleb/.cache/crev/20261016T152514-ujfjm/scratch/c11/relay-proof.mts against the real RPC authorization middleware and broker demonstrated that an operate-only client closed the original relay, intercepted a request, and supplied an accepted forged result. This was an in-memory reproduction, not a running-app test. The base revision contains no fleet authorization entries.

Suggested fix: Require a server-verifiable desktop relay credential for fleet.connect and fleet.respond. Bind registrations and pending responses to that authenticated relay session, preventing ordinary operate clients from replacing it.

[major] Bot threads waiting on a subagent's approval or question stay hidden on the Bots shelf and send no notification · logic

botShelfName brings a bot thread back to the inbox only for hasPendingApprovals, hasPendingUserInput or a ready plan. It never checks pendingSubagentRequest, which the client sets on a parent thread when one of its delegated subagents is waiting on the user. Such a bot thread stays on the Bots shelf, which is collapsed by default, and the web notification coordinator drops its Approval needed / Input needed alert. The subagent thread is also left out of the sidebar and notifications, so nothing shows the request.

When it breaks: A bot launches a thread with an id like bot:foo:.... That thread delegates a non-native subagent, and the subagent asks for approval or input. The parent shell then has hasPendingApprovals=false and pendingSubagentRequest="approval", so botShelfName returns "foo".

Evidence (level 3: traced the failing path): - packages/client-runtime/src/state/threadInbox.ts:92-95: the guard checks only hasPendingApprovals || hasPendingUserInput || hasReadyPlan, and pendingSubagentRequest is not checked. WorkingThreadInput (lines 6-15) already includes the field, and isThreadWorking checks it at line 19.

Suggested fix: Before launching an existing_worktree in FleetService, resolve the selected project and verify the canonical worktreePath against its canonical Git worktree paths, using the same validation as assertProjectWorktree. Reject unrelated paths with invalid_request.

[major] Preserve pending relay calls when connection metadata changes · race

An unrelated environment reconnecting replaces the relay subscription and fails calls already running against other environments. Those operations continue, but their results are discarded; Home receives a false failure, and retrying a launch can create duplicate work.

When it breaks: Home has an in-flight relay call to environment B when environment C connects or disconnects.

Evidence (level 4: ran code): HomeFleetHost.tsx:79-92 includes every remote environment's connected flag in registration; packages/client-runtime/src/state/runtime.ts:441-445,653-680 keys subscriptions by the complete registration. HomeFleetHost.tsx:96-108,127-132 starts an independent async handler that continues after subscription replacement. apps/server/src/home/FleetBroker.ts:116-126 replaces the queue without checking clientId; :94-114 fails and deletes its pending calls; :140-149 ignores subsequent responses. apps/server/src/mcp/toolkits/project/handlers.ts:166-190 generates a fresh launch thread ID on each tool invocation, so retrying is not deduplicated. Running scratch/c10/relay-reregister.mjs against the real FleetBroker on Node v24.18.0 demonstrated that changing only C's connected flag with the same clientId fails B's pending call as disconnected and discards its later response. The remote operation was represented by a gated promise; no running app was used. Both affected modules are absent from the base commit.

Suggested fix: Keep fleet.connect stable for the renderer's lifetime and publish reachability metadata through a separate update operation that preserves its queue and pending requests. Retire pending calls only when the host actually disconnects or is replaced.

apps/web/src/components/home/HomeFleetHost.tsx:127-135

[major] Home relay loses all but the last request when fleet.connect delivers several in one chunk · logic

HomeRelay reads Home's relay requests from a stream atom and handles each atom value as one request. An Effect 4.0.5 stream atom stores only the last element of each pulled chunk. When several requests arrive together, only the last one reaches handle(). The others never run, and Home's call waits 90 seconds before failing with "did not answer in time".

When it breaks: Home makes two or more cross-environment calls close together, for example parallel MCP tool calls routed through runAsHome to another environment. The second call can be queued while the server is still writing the first chunk or waiting for its ack. It can also land in the client RPC queue before the consumer pulls. Either way, Queue.takeAll returns them as one array.

Evidence (level 3: traced the failing path): - apps/server/src/mcp/homeRouting.ts:88: each remote Home tool call runs FleetBroker.invoke, with no serialization.

  • apps/server/src/home/FleetBroker.ts:197: invoke offers the request to an unbounded queue. Line 135 exposes that queue as Stream.fromQueue(queue). Lines 202-214 wait up to REQUEST_TIMEOUT (90s, line 48) and then fail with "did not answer in time".
  • effect@4.0.5 Stream.ts:1185-1186 and Channel.ts:1294-1296: fromQueue is fromQueueArray, which pulls with Queue.takeAll, so every request already queued comes out as one array.
  • effect@4.0.5 rpc/RpcServer.ts:471-476: the server sends each array as one Chunk message and, with acks, waits on the latch before pulling again, which gives requests time to pile up.
  • rpc/RpcClient.ts:577 and 354: the client does Queue.offerAll(values), then Stream.fromQueue, which is takeAll again, so arrays stay whole or merge further.
  • effect Stream.ts:3039-3042 (switchMap), used in client-runtime rpc/client.ts:278 and connection/registry.ts:450: inner arrays pass through unchanged.
  • packages/client-runtime/src/state/runtime.ts:664-666 and home.ts:44-48: relayRequests is runtime.atom(stream) with no transform.
  • effect@4.0.5 reactivity/Atom.ts:1007-1010 (makeStream): step(arr) { ctx.setSelf(AsyncResult.success(Arr.lastNonEmpty(arr), ...)) }. Only the last element of each array becomes the atom value.
  • HomeFleetHost.tsx:127-133: the subscriber only ever sees result.value, which is a single request, so earlier requests in the array never reach handle().

The file is new relative to the merge base (review.diff:55481-55482, "new file mode"). I could not run a repro because Bash was denied in this session; the evidence comes from tracing the installed effect 4.0.5 source.

Suggested fix: Make each atom value the whole batch, then handle every request in it. In packages/client-runtime/src/state/home.ts:

relayRequests: createEnvironmentRpcSubscriptionAtomFamily(runtime, {
  label: "environment-data:home:relay-requests",
  tag: WS_METHODS.fleetConnect,
  idleTtlMs: 0,
  transform: Stream.chunks,
}),

In HomeFleetHost.tsx:

(result) => {
  if (!AsyncResult.isSuccess(result)) return;
  for (const request of result.value) {
    if (handled.has(request.requestId)) continue;
    handled.add(request.requestId);
    void get.once(handlerAtom).handle(request);
  }
},

Another option is to run the stream yourself with Stream.runForEach in a runtime atom instead of going through an atom value.

Verify this finding against the current code before changing anything.

In apps/web/src/components/home/HomeFleetHost.tsx, lines 119-138, HomeRelay subscribes to `homeEnvironment.relayRequests(...)`. That is a stream atom built in packages/client-runtime/src/state/home.ts:44-48 through `createEnvironmentRpcSubscriptionAtomFamily` in packages/client-runtime/src/state/runtime.ts:653-681. The subscriber treats each atom value as one FleetHostRequest.

In effect 4.0.5, `makeStream` in effect/src/reactivity/Atom.ts:1007-1010 sets the atom to `Arr.lastNonEmpty(arr)` for each pulled chunk. The server's fleet.connect stream is `Stream.fromQueue` (apps/server/src/home/FleetBroker.ts:135), which pulls with `Queue.takeAll`, and the RPC client also uses `Stream.fromQueue`. So several requests queued together arrive as one chunk, and every request except the last is dropped. FleetBroker.invoke then times out after 90 seconds.

Fix:
1. In home.ts, add `transform: Stream.chunks` (import Stream from "effect/Stream") to the relayRequests options, so each atom value is a `NonEmptyReadonlyArray<FleetHostRequest>`.
2. In HomeFleetHost.tsx, change the subscribe callback to loop over `result.value`. Skip any request whose requestId is already in `handled`; for the rest, add the id and call `get.once(handlerAtom).handle(request)`.
3. Check the types: `B` in `createEnvironmentRpcSubscriptionAtomFamily` should infer as the array type.
4. Add a focused test that emits a two-element chunk through the relay atom and asserts that both requests are handled. Use a fake stream that yields one array of two requests.
5. Run the web and client-runtime typechecks for the touched packages.

apps/server/src/home/HomeService.ts:220-226

[minor] A retried watch report gets new IDs, so a report that was already delivered wakes Home twice · logic

deliver makes a fresh random UUID on every call and uses it for both the message.dispatch commandId and the messageId. sendToThread commits the dispatch before it reads the projection. If the projection read fails, or the RPC reply never reaches the client, report fails even though the message was committed. HomeWatchReporter then retries the batch, and the retry gets new IDs, so the command-receipt dedup cannot see it as the same command. Home gets the same report again and may repeat the follow-up work.

When it breaks: The message.dispatch for a watch report commits. Then either getProjectThreadRecords fails or returns a projection without the message or run (DurableRunProjectionError), or the WebSocket drops before the reply arrives. HomeWatchReporter sees a non-Success result and resends the batch 5s later, and deliver dispatches a second message with a different commandId and messageId.

Evidence (level 3: traced the failing path): - apps/server/src/home/HomeService.ts:220-226: each deliver call runs crypto.randomUUIDv4() and uses it for commandId and messageId (home-report:<uuid>).

  • apps/server/src/orchestration-v2/ThreadManagementService.ts:783-796: sendToThread dispatches (and commits) message.dispatch first.
  • apps/server/src/orchestration-v2/ThreadManagementService.ts:797-822: only after the commit does it read the projection. That read can fail, or it returns ThreadManagementDurableRunProjectionError, so the caller gets an error for a message that was committed.
  • HomeService.ts:233: every such error becomes fail("Home could not be woken."), which fails report.
  • apps/web/src/components/home/HomeFleetHost.tsx:191-197 (with WATCH_REPORT_ATTEMPTS=12, RETRY_MS=5000 at :27-28): on any non-Success result the reporter puts the batch back at the front of the queue and resends it, up to 12 attempts. A lost WS reply also counts as non-Success.
  • ThreadManagementService.ts:548-552 and EventSink.ts:677: the orchestrator already returns the existing receipt for a repeated commandId. A stable ID would make the retry a no-op, but a random ID per attempt bypasses this.
  • HomeService.ts:212-213, 319, 324-325: the comments say the retry design is meant to avoid waking Home twice ("a retry would wake Home twice"), but they only cover the settings save, not a send that succeeded and then failed on the read.
  • HomeService.test.ts:157-177: the retry test only covers a send that fails before committing (the mock fails without recording), so the commit-then-fail case is never tested.
  • git show base:...HomeService.ts: the review diff marks this file as new (diff line 7281, new file mode), so this change introduces the code relative to the base.
    I could not run a repro because Bash was denied. Evidence is from tracing the code path.

Suggested fix: Give each report batch a stable identity and derive the command and message IDs from it. Then a retry with the same commandId hits the existing receipt and does nothing. For example, the client gives each batch a reportId and resends that same batch with the same id (do not merge it with later events while retrying), and the server uses it:

const deliver = (homeThreadId: ThreadId, reportId: string, events: ReadonlyArray<HomeWatchEvent>) =>
  ...
  commandId: CommandId.make(`${HOME_REPORT_MESSAGE_ID_PREFIX}${reportId}`),
  messageId: MessageId.make(`${HOME_REPORT_MESSAGE_ID_PREFIX}${reportId}`),

Also handle the case where the receipt already exists but the projection read fails, for example by checking threads.hasReceipt(commandId) before sending.

Verify this finding against the current code before changing anything. In apps/server/src/home/HomeService.ts, lines 214-234, `deliver` makes a new random UUID on every call and uses it for the `sendToThread` commandId and messageId. `ThreadManagementService.sendToThread` (apps/server/src/orchestration-v2/ThreadManagementService.ts:751-830) commits `message.dispatch` before it reads the projection, so a read failure, or a lost WebSocket reply, fails `HomeService.report` after the message was already committed. HomeWatchReporter (apps/web/src/components/home/HomeFleetHost.tsx:186-204) then retries the batch, and the retry gets new IDs, so Home is woken twice with the same report.

Fix it by giving each report a stable identity:
1. Add a `reportId` field to the fleetReportWatchEvents input in packages/contracts/src/home.ts.
2. In HomeWatchReporter, generate one id per batch and resend exactly that batch with that id. Do not merge it with later events while retrying; send the later events as their own batch afterwards so the existing ordering guarantee still holds.
3. In HomeService.report/deliver, build commandId and messageId from `${HOME_REPORT_MESSAGE_ID_PREFIX}${reportId}` instead of a random UUID. The orchestrator's command receipt (CommandReceiptStore / EventSink existingProjectReceipt) then treats a resend as already handled.
4. Add a HomeService.test.ts case where the mocked `sendToThread` records the message and then fails once. Report the same batch twice and assert that every recorded send uses the same commandId, so the orchestrator would dedupe it.

apps/web/src/components/ThreadNotificationCoordinator.tsx:174

[minor] Home-launched threads stay muted after Home stops watching them · logic

The client mutes notifications for a thread whenever its id has the permanent home-launched: prefix and Home has a thread. It never checks whether Home still watches that thread. Home's watch ends when the thread is settled or archived, when Home calls unwatch, or when Home is turned off and on again. After that, Home is no longer woken for the thread and the user gets no notification, so its completions, questions, approvals and failures reach nobody.

When it breaks: Home launches a thread. The user or Home settles or archives it, and the reporter sends an ended event that removes the watch. The user then unsettles or reopens the thread and sends another task while Home stays on. When that task completes or needs approval, nothing notifies the user. The same happens after Home calls unwatch on the thread, or after Home is disabled (which resets watches to []) and enabled again.

Evidence (level 3: traced the failing path): - apps/web/src/components/ThreadNotificationCoordinator.tsx:41-44: homeOn is only settings.home.threadId !== null.

  • ThreadNotificationCoordinator.tsx:174: if (!kind || (homeOn && isHomeLaunchedThreadId(thread.id))) continue; mutes the thread from its id prefix alone. Home's watch list is never consulted.
  • packages/contracts/src/home.ts:96-99: the prefix is fixed when the thread is created and never changes.
  • packages/contracts/src/home.ts:54: the comment ties muting to the watch reason ("Threads Home launched also stop notifying the user"), not to the id.
  • apps/web/src/components/home/homeWatch.ts:95,113-114: a settled or archived watched thread produces an ended event.
  • apps/server/src/home/HomeService.ts:320-329: report deletes watches that received an ended event.
  • apps/server/src/mcp/toolkits/home/handlers.ts:80-81: the unwatch action deletes the watch.
  • HomeService.ts:257: disable writes DEFAULT_HOME_SETTINGS (watches: []), and enable (248) keeps that empty list.
  • homeWatch.ts:73: when watchAll is false, an unwatched thread is skipped, so Home is never woken for it.
  • So for a reopened thread, Home skips it (homeWatch.ts:73) and the client mutes it (ThreadNotificationCoordinator.tsx:174).
  • The line is new relative to the merge base cfafb4b. The base file had a bare if (!kind) continue;.

Suggested fix: Read Home's watches along with homeOn. Mute only threads Home still watches:

const homeWatchKeys = useAtomValue(primaryServerSettingsAtom, (s) =>
  s.home.threadId === null ? null : new Set(s.home.watches.map((w) => `${w.environmentId}\u0000${w.threadId}`)),
);
// ...
if (!kind) continue;
if (isHomeLaunchedThreadId(thread.id) && homeWatchKeys?.has(`${environmentId}\u0000${thread.id}`)) continue;

The watch is written before the thread exists (FleetService chooses the id first), so a new thread is still muted. To avoid a new Set on every settings change, memoize the selector or pass a stable string key.

Verify this finding against the current code before changing anything. In apps/web/src/components/ThreadNotificationCoordinator.tsx, line 174 skips notifications for any thread whose id starts with `home-launched:` (isHomeLaunchedThreadId) whenever Home has a thread (`homeOn`, lines 41-44). Home's watch on such a thread can end:
- apps/server/src/home/HomeService.ts:320-329 removes a watch on an `ended` report after a settle or archive (apps/web/src/components/home/homeWatch.ts:95,113-114).
- The Home MCP `unwatch` action removes it (apps/server/src/mcp/toolkits/home/handlers.ts:80-81).
- `disable` resets watches to [] (HomeService.ts:257).

After that, a reopened thread reaches neither Home nor the user.

Fix: in ThreadNotificationCoordinator, derive the set of watched `${environmentId}\u0000${threadId}` keys from `primaryServerSettingsAtom` (settings.home.watches, null when home.threadId is null). Pass it to EnvironmentNotifications in place of, or alongside, `homeOn`. Mute a thread only when isHomeLaunchedThreadId(thread.id) is true and that set contains its key. Keep the selector result referentially stable, for example by memoizing or by selecting a sorted joined string, so the effect does not rerun on unrelated settings changes. Add the new value to the effect deps.

Add a focused logic test if the decision can be pulled into a pure helper: a launched thread that is still watched stays muted, and one that is no longer watched notifies.

apps/server/src/project/ManagedProjectFolders.ts:608-614

[minor] Resolve filesystem aliases before checking Home-folder containment · logic

The lexical comparison classifies a symlink to Home as outside Home, allowing a remote launch into Home's instructions and notes directory. The claimed fleet-wide privilege escalation is unsupported: Home authority is checked by thread ID.

When it breaks: Home calls t3_thread_launch for another connected environment, naming a valid ordinary project and existing_worktree.worktreePath pointing through a symlink to that environment's Home folder.

Evidence (level 4: ran code): ManagedProjectFolders.ts:608-614 uses only resolve/relative. FleetService.ts:268-308 checks this predicate, then forwards the unchanged strategy to launch. Project toolkit handlers.ts:142-164 protects local calls with realpath-based Git worktree membership, but skips that check for remote calls. ThreadLaunchService.ts:897-918 persists the supplied path; RuntimePolicy.ts:89-90 selects it as cwd. Running scratch/c3/probe.mjs on supported Node v24.18.0 imported the real ManagedProjectFolders and FleetService modules: the actual Home path was refused, its filesystem symlink was accepted, and FleetService reached a mocked launch method with that alias unchanged. The alias read Home's generated instructions. Case variants returned false, but case-insensitive filesystem behavior was not reproduced. HomeService.ts:286-290 checks authority against the registered Home thread ID. The base revision contains neither this predicate nor the Home feature.

Suggested fix: Canonicalize existing candidate and Home paths through the filesystem before checking containment, handling case-insensitive aliases correctly without lowercasing paths on case-sensitive filesystems. Preserve safe handling of nonexistent descendants.

On behalf of Tanner: crev reviewed this patch against upstream cfafb4b, so it read the whole patch. Every posted finding is on code this merge doesn't change: it was already in the patch branch before the merge, and the merge only resolved conflicts. They're dismissed as out of scope for unblocking fork builds and kept for a follow-up. A full sync replay with #39 to #43 merges every patch cleanly.
