fix(update): validate config candidate before stopping services - #8081
Adds an early configuration preflight to ocx update that validates config.json before stopping running services, dropping tray supervision, or replacing package files.
When config.json has invalid JSON syntax or violates the configuration schema (validateConfigCandidate), ocx update fails closed with code 1 and prints the validation diagnostics, advising the operator to inspect with ocx config validate.
Clean/first-time installations without an existing config.json pass the preflight as before.
Prevents the running proxy from being stopped into an unrecoverable state where post-update load falls back to default empty configuration or creates unwanted backups.
Test plan
Added focused unit tests in tests/update/update-config-preflight.test.ts covering valid config, nonexistent config, invalid JSON syntax, and schema violation: 5 pass, 0 fail (including dangling symlink coverage).
bun run typecheck: exit 0.
bun run structure:check: passed.
bun run privacy:scan: passed.
tests/test-layout.test.ts: 29 pass, 0 fail.

Summary by CodeRabbit
Bug Fixes
Bun updates now check the configuration before stopping the service. If the configuration cannot be read or would fall back to default settings, the update stops and displays an error with repair instructions; the service and tray remain running.
Updates can proceed when no configuration file is present, and configurations that can be repaired do not block the update.
The update flow now checks configuration before service or runtime handling. The preflight accepts a missing configuration file and reports failures for unreadable paths or fallback diagnostics. A failed preflight logs an error and returns exit code 1.

The update runs preflight after package mutation authorization and before service or runtime handling. On failure, it logs the configuration path and available error details, advises running ocx config validate, and returns 1. Tests check that preflight and abort checks occur before the stop command. Documentation describes the Bun update behavior.

Explanation
The title "fix(update): validate config candidate before stopping services" matches the main change. The PR adds a configuration preflight to the Bun update lane in src/update/index.ts. The preflight runs before the proxy and services stop. When it detects a fallback or unreadable config, the update exits with code 1 and leaves services running. The title is 63 characters and 7 words, which is short and specific. One nuance: the PR objectives say the preflight now uses passive diagnostics rather than strict candidate validation, so "validate config candidate" is slightly broader than the final behavior. The title still names the primary change and the affected area.

The update entry has no test that exercises the invalid-configuration gate. Add one test that writes invalid JSON to config.json and runs the update entry. The test should assert exit code 1 and that the service stop does not run. Reuse the valid-config fixtures in tests/update/update-orchestrated-entry.test.ts or tests/update/update-stop-first.test.ts. The current gate returns 1 before the stop logic, so this test protects against a future regression rather than a current failure.
Coverage suggestion
The existing preflight tests call runConfigPreflight directly, so a regression that removes the gate in src/update/index.ts or ignores configPreflight.ok would not fail them. Add an update-entry case with invalid JSON in config.json. Assert exit code 1 and the absence of a stop call. Source-text checks may cover part of the ordering, but they do not verify the exit code.

Restart after update does not recheck config.json. An invalid edit made after preflight starts the proxy with default settings.
runConfigPreflight validates the file once, at src/update/index.ts:565. The proxy is stopped at lines 841-861 without another config check. The direct restart at line 681 then runs start --port <captured port>. A plain start does not reject an invalid file. loadConfig() returns the default configuration, so settings other than the port, such as hostname, revert to their defaults. If config.json becomes invalid between the preflight and the restart, the proxy can come back with default values instead of the configured ones. This gap predates this change. The new preflight only rejects a file that is already invalid when the update starts.

Thanks for this. Failing closed before stopping the proxy is the right direction. A few things need to change before this can land.
1. The preflight rejects configs that load and run fine today (blocking).src/update/config-preflight.ts:43 runs validateConfigCandidate on the raw parsed file. That is the strict write-boundary validator. loadConfigUnobserved (src/config.ts:214+) first runs the sanitize*ForLoad passes, then repairs with mergeConfigDefaults, then salvages. Concrete cases:
{"providers":{"mock":{...}}} with no defaultProvider: the schema default "openai" fails the refine at config-schema.ts:864, so the preflight returns invalid_schema. loadConfig repairs the file and the proxy runs normally.
"hostname": "": blankHostnameError rejects it. The read schema intentionally degrades it (config-schema.ts:199-203).
In both cases ocx update exits 1 and tells the user to run ocx config validate. That command validates the repaired diagnostics config (src/cli/config-command.ts:300-307) and prints "Config is valid.", so the user has no way forward. Please abort only in the state where loadConfig would actually fall back, i.e. readConfigDiagnostics({ passive: true }).source === "fallback". src/update/orchestrated-entry.ts:61 already uses this predicate. Keep your lstat occupied-entry check, because readConfigFileSnapshot treats a dangling symlink's ENOENT as missing. Please add regression cases for both examples above.
2. npm/pnpm installs are not covered (blocking, or narrow the claim).bin/ocx.mjs:1463-1465 sends npm/pnpm global installs to runPackageManagerSelfUpdate (bin/ocx.mjs:241), which stops the proxy (around line 923) without this check. Only Bun installs reach src/update/index.ts:565. Either run the same check in the Node lane before any tray or proxy stop, or scope the Summary and docs to Bun installs. This is the open CodeRabbit thread on index.ts:570.
3. The gate itself is not tested. The new tests call runConfigPreflight directly. Removing or reordering the call at src/update/index.ts:565 would not fail anything. Please add one update-entry case (the fixtures in tests/update/update-stop-first.test.ts should work) that asserts exit 1 and no stop or tray mutation for an invalid config.
4. Test layout. Please register "update-config-preflight.test.ts": "update" in both scripts/test-layout/layout.json and tests/fixtures/test-layout-expected.json, like every other file in tests/update/. It currently resolves only through the regex seeds.
5. Docs. Please describe the new pre-stop abort and the ocx config validate recovery step next to the other pre-stop checks in structure/ops/service-and-sidecars.md (around line 475) and in the ocx update section of docs-site/src/content/docs/reference/cli/lifecycle.md (around line 1215).
Hosted CI (gates / test changed) has not run on f85f746 yet. It is waiting for maintainer approval. The readiness checklist also predates the three CodeRabbit threads posted on this head, so please address them or reply to each, then re-attest after you push.
…-jun#8081)
- Use readConfigDiagnostics({ passive: true }) instead of raw candidate validation,
aborting only when loadConfig would fall back to defaults (source === 'fallback').
- Retain lstatSync to reject unreadable entries (such as dangling symlinks).
- Add regression coverage for reparable configs (omitted defaultProvider and empty hostname).
- Add update-entry gate test ensuring exit code 1 and no service stop on fallback.
- Register update-config-preflight.test.ts in layout.json and test-layout-expected.json.
- Document the Bun update pre-stop abort in service-and-sidecars.md and lifecycle.md.
Thanks @Ingwannu for the thorough review. The distinction between strict write-boundary validation and runtime fallback behavior is spot-on.
Here is what we adjusted in this push:
Preflight policy aligned to runtime fallback: Replaced validateConfigCandidate in the update preflight with readConfigDiagnostics({ passive: true }). The update now fails closed before stopping services only when diagnostics.source === \"fallback\". The lstat check for occupied unreadable entries (dangling symlinks) is preserved, and regressions for reparable configs (e.g. omitted defaultProvider, empty hostname) were added.
Scoped claim to Bun installs: Explicitly narrowed the PR description and documentation to the Bun update lane (src/update/index.ts). The npm/pnpm wrapper in bin/ocx.mjs remains unchanged in this PR.
Update-entry integration test: Added a regression test in tests/update/update-config-preflight.test.ts (using the updateSourceFunction harness) confirming that a fallback configuration aborts with exit code 1 and prevents service stop, alongside a positive control.
Test layout: Registered \"update-config-preflight.test.ts\": \"update\" in both scripts/test-layout/layout.json and tests/fixtures/test-layout-expected.json.
Docs: Documented the pre-stop abort behavior and recovery in structure/ops/service-and-sidecars.md (within line budget) and docs-site/src/content/docs/reference/cli/lifecycle.md.
All local tests pass (layout, structure SSOT, privacy scan, and update test suite). Re-attesting the readiness checklist now.
Assert the config path the update gate passes to runConfigPreflight.
The update-entry test stubs runConfigPreflight with a fixed result, and the stub ignores its argument. A change at src/update/index.ts:565 that passes a different path to the helper would still pass this test. The helper uses that argument only for its lstat check. Its content check reads the same getConfigPath() value through readConfigDiagnostics. A mismatched path would therefore let the two checks inspect different files.
Record the argument in the existing failing-case stub and assert its value:

Accept a symlinked config.json that targets a regular file.
runConfigPreflight calls lstatSync, which does not follow symlinks. For a symlink, isFile() is false, so the function returns read_error before it loads the config. ocx update then exits with code 1 and stops before it stops services. The runtime loader reads through the link, and the pre-PR code accepted it. Keep rejecting dangling links, and follow a link only to check that its target is a regular file. Add a test for a valid symlinked config.

Reject any config source other than "file" in the preflight.
readConfigFileSnapshot returns source: "default" when readFileSync fails with a missing-path error (src/config/diagnostics.ts:854). If config.json disappears, or is replaced by a dangling symlink, after lstatSync succeeds in runConfigPreflight, the diagnostics read returns "default". The gate at src/update/config-preflight.ts:39 rejects only "fallback", so the check passes. The update then stops the proxy while the runtime loads defaults.
Valid and reparable configurations return source: "file". Salvaged configurations return "fallback", which the gate already rejects. Requiring "file" closes the gap and leaves those cases unchanged.
